# test-strategy

Turns a discovery interview into a QA strategy document covering test levels, entry and exit criteria, and quality KPIs. Useful when you need a direction, not a sprint plan.

## What it does

The skill walks the agent through a set of discovery questions: product and business context, the current state of testing, pain points and goals, team size and constraints. It checks `.agents/qa-project-context.md` first and reuses whatever is already answered there. The output is a 13-section document, from an executive summary down to a revision history.

Sections cover test levels (unit, integration, E2E, API, visual, performance, security, accessibility), pyramid shape, entry and exit criteria, quality KPIs, tool selection rationale, CI scaling levers, and timeline planning. Depth is calibrated to team maturity: a startup gets a minimal pyramid and a risk assessment over a few high-impact features, an established team gets SLA-backed quality gates and multi-environment coverage.

Know the boundaries before you run it. A single-sprint or single-release plan belongs to `test-planning`, and if you have not yet worked out which areas carry the most risk, run `risk-based-testing` first. Related skills: `qa-metrics`, `release-readiness`, `test-reliability`.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill test-strategy -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/test-strategy/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/test-strategy/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill test-strategy -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/test-strategy/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill test-strategy -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/test-strategy/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills test-strategy
```

2. **Manually: put the files in place**
- File: `.github/skills/test-strategy/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill test-strategy -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/test-strategy
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/test-strategy/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill test-strategy -a opencode
```

## When to use it
- write a multi-quarter QA strategy in one document
- diagnose an inverted test pyramid and rebalance the levels
- set measurable quality KPIs plus entry and exit criteria
- justify tool choices and plan how CI scales
- match testing effort to business risk instead of code volume

## Example prompts
- Draft a two-quarter test strategy for our SaaS product, start from `.agents/qa-project-context.md`
- We have 150 E2E tests and a 52-minute pipeline — diagnose the pyramid and tell me what to rebalance
- Write a QA strategy for a 5-person team: test levels, KPIs, exit criteria

  Produce a multi-quarter QA strategy document. Covers scope, risk-based
  prioritization, test levels (unit/integration/E2E), pyramid analysis, entry/exit

  "test strategy," "QA strategy doc," "testing approach," "QA roadmap,"
  "multi-quarter QA direction." Not for: a single-sprint or single-release plan —
  use test-planning. Not for: identifying which areas carry the most risk — use

<objective>
Generate an actionable QA strategy tailored to the product, team, and risk profile — a document that drives daily testing decisions, not a compliance artifact that collects dust. A team with 150 E2E tests and a 52-minute pipeline thinks it has good coverage; this skill diagnoses the inverted pyramid, prescribes the rebalance, and ties every element to a measurable KPI.

## Discovery Questions

Before writing a single line of strategy, gather context. Check `.agents/qa-project-context.md` first — if it exists, use it as the foundation and skip questions already answered there.

### Product & Business Context
- What is the product? (SaaS, e-commerce, API platform, mobile app, content site)
- Who are the users? (consumers, enterprise, internal, developers)
- What are the business-critical flows? (signup, checkout, payment, data export)
- What is the release cadence? (continuous, weekly, bi-weekly, quarterly)
- What compliance requirements exist? (SOC2, HIPAA, PCI-DSS, GDPR, EU AI Act)

### Current Testing State
- What test levels exist today, and the current count at each level?
- What frameworks and tools are in use?
- Current code coverage, and the target if any?
- How long does the CI pipeline take end-to-end?
- What is the current flakiness rate?

### Pain Points & Goals
- Biggest quality pain points? (regressions, slow feedback, flaky tests, gaps)
- What broke in the last 3 releases? What escaped to production?
- What does "good enough quality" look like for this team?
- Appetite for investment in test infrastructure?

### Team & Constraints
- Team size and composition (devs, QA, SDET, manual testers)
- Skill levels with automation tools
- Budget constraints for tooling
