## What it does

This skill runs an organizational review based on Skelton and Pais's Team Topologies. Each team gets one of four labels: stream-aligned, enabling, complicated subsystem or platform. Then it looks at cognitive load in its three forms — intrinsic, extraneous, germane — and suggests a fix for an overloaded team: narrow the domain, push complexity onto a platform team, or split.

Next comes an audit of how collaborating teams interact: collaboration, X-as-a-Service or facilitating. A separate step checks Conway's Law — does the architecture mirror team boundaries by design, or did it drift there? Fracture planes help pick the cleanest split point when a team is too big to carry its load.

The skill keeps four fundamental team types and three interaction modes and adds no new ones. It is built to run inside the Mycelium framework; on its own it loses the canvas state, theory gates and harness behavior it assumes. Install with `npx skills add haabe/mycelium --skill team-shape -a claude-code`. Writes to `.claude/canvas/*.yml` only go through after a Read tool call on the file — `cat` or `grep` in Bash won't satisfy that check — and any new ID is checked against the ones already taken.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill team-shape -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/team-shape/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/team-shape/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill team-shape -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/team-shape/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill team-shape -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/team-shape/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install haabe/mycelium team-shape
```

2. **Manually: put the files in place**
- File: `.github/skills/team-shape/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill team-shape -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/haabe/mycelium --path plugins/mycelium/skills/team-shape
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/team-shape/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill team-shape -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/haabe/mycelium/tree/HEAD/plugins/mycelium/skills/team-shape/SKILL.md

## When to use it
- sort existing teams into the four Team Topologies types
- spot an overloaded team and pick how to lighten it
- assign an interaction mode to each pair of teams
- check whether the architecture drifted to match the org chart
- choose where to split a team that grew too large

## Example prompts
- Review our team structure against Team Topologies and flag where cognitive load is too high
- Check whether our architecture matches team boundaries or it's Conway's Law drift
- Classify our teams and suggest a fracture plane for the most overloaded one

# Team Shape Assessment

Evaluate organizational design for fast flow. Source: Skelton & Pais, *Team Topologies*,
**2nd edition (IT Revolution, 23 Sept 2025, ISBN 9781966280002)**.

**Model re-verified against primary sources 2026-09-01** — teamtopologies.com/key-concepts, the
2nd-edition publisher page, and the 2026 AI material (QCon London keynote 17 Mar 2026; "AI ROI"
executive report 12 Aug 2026). It is still **four** fundamental team types and **three**
interaction modes. The authors have added no AI-specific team type, and their stated position is
that none is needed. Third parties do propose new ones (SAFe, various blogs) and InfoQ's QCon
report names an "Innovation and Practices Enabling Team" — read the name: that is a *named
specialization of the existing enabling team*, not a fifth fundamental type. Do not add either to
the enum in `schemas/canvas/team-shape.schema.json`.

Two caveats worth carrying: the 2nd edition adds **platform grouping** (a platform team may itself
be one or more teams), and the live site renders the third interaction mode "Facilitation" while
the book says "facilitating" — which is why that enum is deliberately unpinned.

## Preflight: Read target canvas file(s) before any Write/Edit

**Hard rule.** Before issuing `Write` or `Edit` against any `.claude/canvas/*.yml`, use the **Read tool** on that file in this session. Claude Code's Read-before-Write check requires the `Read` tool specifically — `cat`/`head`/`grep` via Bash do NOT satisfy it.

**Edit vs Write — different cost profiles** (verified 2026-05-14):
- **`Edit`** (exact-string replacement): `Read` with `limit: 1` satisfies the check at ~50 tokens. State-tracking is per-file, not per-byte — subsequent `Edit` calls work anywhere in the file. Use this for partial updates against large canvas files (e.g., `purpose.yml` at 800+ lines).
- **`Write`** (full replacement): do a **full Read** first. Write obliterates the file; you should see what you're about to replace. The `limit:1` shortcut is *not* appropriate here.
