# stage-consistency

Keeps characters, framing, and visual style aligned across shots and scenes. It targets multi-shot videos and long stories, not one-off generation.

## What it does

This skill turns a script into a character bible stored at `project/characters/bible.json`. It separates fixed identity traits from changing details, merges aliases into one canonical character, and records front, side, and back portraits. A front portrait is created once and kept as the visual anchor; alternate views are derived from it by reference editing. A user photo can serve as a character’s front portrait.

For each shot, the skill matches visible characters with the needed camera view and adds the latest frame from the same scene when available. It binds each reference to a clear purpose, creates the first frame before animation, and then uses `ovs video` for image-to-video generation. The resulting frame can be pulled with `ovs edit extract-frame` and carried into the next shot. Long scripts are handled through chunking and retrieval of relevant source sections. Default limits are ≤ 3 characters, ≤ 3 scenes, and ≤ 6 shots; exceeding them requires approval of the full count and rough billable generation total before work starts. Generation must wait for the user’s approval.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add Orkas-AI/Orkas-VideoStudio --skill stage-consistency -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/stage-consistency/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/stage-consistency/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add Orkas-AI/Orkas-VideoStudio --skill stage-consistency -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/stage-consistency/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add Orkas-AI/Orkas-VideoStudio --skill stage-consistency -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/stage-consistency/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install Orkas-AI/Orkas-VideoStudio stage-consistency
```

2. **Manually: put the files in place**
- File: `.github/skills/stage-consistency/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add Orkas-AI/Orkas-VideoStudio --skill stage-consistency -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/Orkas-AI/Orkas-VideoStudio --path packages/skills/stage-consistency
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/stage-consistency/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add Orkas-AI/Orkas-VideoStudio --skill stage-consistency -a opencode
```

## When to use it
- keep one character’s appearance stable across shots
- match reference portraits to camera angles
- carry lighting and composition into the next shot
- turn a long script into scenes and events
- review a keyframe before video generation

## Example prompts
- Build a character bible for this script and save it to `project/characters/bible.json`.
- Plan this multi-scene story with locked character looks, view-matched references, and carry-forward frames.
- Create and check the first frame before calling `ovs video`, then extract a representative frame with `ovs edit extract-frame`.

name: stage-consistency
description: Multi-shot narrative & character consistency — a character bible with a locked front-portrait anchor, view-matched reference selection, recent-frame carry-forward, Cameo (a user photo as the lead), and global planning for long scripts/novels. Trigger on top of the generation line when the SAME character must look the same across many shots/scenes, or for long-form story→video; do NOT trigger for one-off single-shot generation.

# stage-consistency

How to keep characters, settings, and style **consistent across many generated shots** (and across scenes in a long story). This is the depth layer on top of the generation line: the generation line makes clips; this skill makes the SAME character look the same in every clip. Describe the outcome; the tools are `ovs image` for portraits (incl. reference-image editing), `ovs video` for image-to-video, `ovs edit extract-frame` to pull an anchor frame, and a long-document strategy (chunking + retrieval/RAG over the source) for long sources (or the equivalent MCP tools).

## 1. Character bible (extract once, lock the look)

From the script/idea, extract every recurring character into `project/characters/bible.json`. For each character separate:

- **static features** — the *immutable* visual identity: face, hair, body shape, ethnicity, age range. These NEVER change shot-to-shot.
- **dynamic features** — changeable: clothing, accessories, expression.
- a single **canonical name** (merge every alias/pronoun for the same person to one id).

```json
{
  "alice": {
    "static": "early-20s East-Asian woman, oval face, long black hair, slim build",
    "dynamic": "green linen dress, small gold earrings",
    "portrait": { "front": "characters/alice_front.png", "side": "characters/alice_side.png", "back": "characters/alice_back.png" }
  }
}
```

## 2. Portrait anchor (generate once, then LOCK)

For each character, generate ONE **front portrait** (full-body, front view, plain background) from its static+dynamic features with `ovs image`. **This is the anchor — never regenerate it.** Derive side/back views by reference-image editing the front portrait (so all three views are the same person). Save paths into the bible.

- **Cameo** (the user uploads a photo to BE a character): use that photo AS the front portrait — skip generation for that character. Everything downstream references it.
