# skeptical-triage

This skill challenges disputed code review, security, and QA findings across three rounds before an arbiter decides the outcome. It helps prevent weak findings from blocking a release.

## What it does

skeptical-triage adds a structured challenge process to high-impact judgments about code. Its three rounds examine whether the alleged issue can actually be reached, whether cited safeguards exist in the implementation, and what evidence earlier reviewers may have missed. An arbiter then weighs all rounds and returns VALID or INVALID with the decisive fact. The extra model calls are intended for cases where a mistaken gate failure costs more than further review.

Use the skill for serious security findings, disputed QA regression reports, or architecture decisions where both options appear reasonable. `Grep` is used to locate implementation evidence, while `Read`, `Bash`, and `Glob` are available for examining the codebase. Confirmed CVEs, exposed secrets in source or Git, and failing tests are treated as factual findings rather than judgments to debate. P2 issues and advisory notes are excluded as well.

The arbiter's decision informs whether a finding keeps its original severity or is removed from the gate tally. Results are appended to `.great_cto/triage-log.jsonl`, with round verdicts, confidence, and final severity recorded for later review. The supplied log-analysis examples use `jq` and `wc -l`.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add avelikiy/great_cto --skill skeptical-triage -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/skeptical-triage/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/skeptical-triage/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add avelikiy/great_cto --skill skeptical-triage -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/skeptical-triage/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add avelikiy/great_cto --skill skeptical-triage -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/skeptical-triage/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install avelikiy/great_cto skeptical-triage
```

2. **Manually: put the files in place**
- File: `.github/skills/skeptical-triage/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add avelikiy/great_cto --skill skeptical-triage -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/avelikiy/great_cto --path skills/skeptical-triage
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/skeptical-triage/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add avelikiy/great_cto --skill skeptical-triage -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/avelikiy/great_cto/tree/HEAD/skills/skeptical-triage/SKILL.md

## When to use it
- Filter false-positive security findings before they block a release
- Trace whether untrusted input can reach a reported code flaw
- Verify that a cited safeguard actually enforces the claimed protection
- Resolve disagreements over whether a test failure is a regression
- Compare architecture proposals against their real constraints

## Example prompts
- Reassess this disputed security finding in three rounds and ask the arbiter for a final verdict.
- Determine whether this failing test indicates a regression or a flaky test, then record the outcome.
- Review both architecture options, verify their supporting evidence, and produce the arbiter's decision.

description: Reusable 3-round self-challenge + arbiter pattern for filtering false positives from findings/verdicts. Use when the cost of a false-positive gate block exceeds the cost of ~4 extra LLM turns.
when_to_use: |
  Apply skeptical triage when:
  - A finding could block a gate (gate:code, gate:ship, gate:qa, gate:arch) and flipping it wrongly wastes CTO time
  - A verdict is about to be written to a report that downstream agents will trust (CSO, QA, ADR)
  - Multiple signals disagree (one reviewer says VALID, another says INVALID) — arbiter resolves cleanly
  Do NOT apply to:
  - P2 findings or advisory notes (cost > benefit)
  - Hard findings (secrets in source/git, confirmed CVEs, failing tests) — these are facts, not judgments
  - Quick factual lookups ("does this file exist?", "what version is pinned?")

# Skeptical Triage

Filter false positives from multi-angle review, security audit, QA regression flags, or any high-stakes judgment before it turns into a blocker.

Three rounds of skeptical self-review + an impartial arbiter, with a confidence score from the vote.

## When to invoke

| Caller | Finding type | Apply triage? |
|--------|--------------|---------------|
| `/review` | Angle 2/4/7/9 P0/P1 (security, SQL, privacy, concurrency) | Yes |
| `/review --deep` | Any angle P0/P1 | Yes |
| `security-officer` | CSO audit P0/P1 | Yes |
| `security-officer` | Secret in source/git, confirmed CVE | **No** — hard finding |
| `qa-engineer` | Flaky-test verdict (is this a regression or flake?) | Yes |
| `architect` | ADR trade-off dispute (option A vs. B when both look reasonable) | Yes |
| Any | P2/advisory | No |

## The 4-step pattern

Run these sequentially. Each round sees prior reasoning. Arbiter sees all rounds.

### Round 1 — Reachability / Premise

Question: **is the premise true?**
- For security/reliability: can an external attacker reach this code path with untrusted input? Trace input flow backward from the bug site to its origin. If only trusted internal callers → lean INVALID.
- For regressions: does the failing behavior reproduce from a clean state on the target branch?
