## What it does

The skill manages open pull requests on GitHub and merge requests on GitLab. It detects the host using `git remote get-url origin`. Queries run through `gh` or `glab`. The controller tracks a snapshot of handled comment IDs and check states. Old feedback is never reprocessed. It avoids empty status comments.

Without `gh` or `glab` installed, the skill halts immediately because it cannot poll remote status. For large failing CI logs, it uses a read-only helper for diagnosis. Small lint and test fixes are batched into a single push. Threads close only after the push succeeds.

Merging requires explicit permission from the user. Code approval alone is not enough. When facing architectural disagreements or unfamiliar build failures, the skill escalates to the developer instead of guessing.

## Requirements
- Works with: GitHub, GitLab

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add chrisbanes/skills --skill shepherd -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/shepherd/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/shepherd/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add chrisbanes/skills --skill shepherd -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/shepherd/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add chrisbanes/skills --skill shepherd -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/shepherd/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install chrisbanes/skills shepherd
```

2. **Manually: put the files in place**
- File: `.github/skills/shepherd/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add chrisbanes/skills --skill shepherd -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/chrisbanes/skills --path skills/shepherd
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/shepherd/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add chrisbanes/skills --skill shepherd -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/chrisbanes/skills/tree/HEAD/skills/shepherd/SKILL.md

## When to use it
- monitor open pull requests without manual status polling
- batch lint and test fixes into a single push
- inspect large CI failure logs with a focused read-only helper
- reply to review comments and resolve addressed threads
- prevent unauthorized merges when explicit user permission is missing

## Example prompts
- Shepherd the current pull request to merge and address review feedback
- Check the open merge request for reviewer comments and resolve discussions
- Monitor CI checks for this branch and batch the required fixes

# Shepherd

## Core principle

Keep an authorized PR or MR moving with evidence, not noise: poll, act on new
actionable items, batch each target's local fixes into one push, then resolve
addressed threads. Use affected local checks during repairs and required full
checks on meaningful integrated candidates; use CI as confirmation. Never merge without explicit
authority.

Do not start persistent polling for a one-off inspection, no open targets, or an action requiring human judgment; report the state and stop.

## Procedure

1. Detect the platform with `git remote get-url origin`: use `gh` for GitHub and
   `glab` for GitLab. If it is ambiguous or unavailable, stop and ask. When the
   host provides a PR monitor that wakes this session on PR events, such as
   Claude desktop's `ccd_pr` tools, load those tools first if they are listed
   but deferred, then follow
   [host-managed monitoring](references/provider-commands.md#host-managed-monitoring)
   instead of polling. Project controllers and their ticket agents keep the
   Project waiting rules instead, because a session binds only one PR.
2. Establish targets and a handled-ID snapshot. Every external comment, review,
   or thread absent from that snapshot is new, including pre-session feedback.
   After each poll record feedback IDs, CI state, and this controller's comments.
   Resolve reporting and repair ownership per target. Reuse a supplied delivery
   record and retained implementation owner. For a standalone PR without a
   delivery record, use its existing PR/reporting context and shepherd snapshot;
   hydrate source scope, base/head, prior verdicts, findings and dispositions
   from verified PR and repository evidence, marking missing evidence unknown.
   When no retained workflow owner exists, the authorized controller may own
   in-scope repairs after verifying the target checkout/head and absence of a
   competing writer; record that fallback before code writes or an implementation
   repair handoff. A read-only audit may inspect the verified frozen candidate
   while ownership or writer state is unresolved; report those gaps as material
   uncertainty, without granting write authority or clearing publication gates.
   Do not infer an owner handle from commit authorship. Preserve recorded owners;
   an unavailable owner, uncertain existing claim or unknown writer state holds
   code writes until reconciled, with writers quiescent before any explicit
   reassignment. This fallback supplies neither missing scope nor extra grants.
   Reconcile applicable current-head review initiation under
   [PR review timing](references/pr-review-timing.md) on acquisition and relevant
   wakes, even without repairs; one-off inspections stay read-only.
3. Read routine PR/MR evidence in the controller. Use a read-only helper only
