## What it does

The skill walks you through four steps: audit your recurring meetings, design the agenda, facilitate alignment in real time, and finish action items before people leave the room. The principles come from 12 episodes of Lenny's Podcast and Newsletter — keep information gathering out of the meeting, make room for psychological safety, and confirm someone feels heard before pushing your own view.

It also ships templates: a weekly PM team meeting agenda, the Dory and Pulse decision framework, the Note-and-Vote technique for avoiding groupthink, a checklist of tasks you can do live while screen sharing, the WWW (who, what, when) test for action items, and a format that cuts a long exec meeting using async pre-reads. The full list sits in `references/artifacts.md`, guest breakdowns in `references/guest-insights.md`.

It does not touch your calendar or pull meeting recordings on its own. Think of it as a reference plus a set of questions the agent asks while you prepare. Without notes or recordings from past meetings, the audit part has nothing to work from. Worth installing if your team's calendar is crowded.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill running-meetings -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/running-meetings/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/running-meetings/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill running-meetings -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/running-meetings/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill running-meetings -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/running-meetings/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install RefoundAI/lenny-skills running-meetings
```

2. **Manually: put the files in place**
- File: `.github/skills/running-meetings/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill running-meetings -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/RefoundAI/lenny-skills --path skills/running-meetings
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/running-meetings/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill running-meetings -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/RefoundAI/lenny-skills/tree/HEAD/skills/running-meetings/SKILL.md

## When to use it
- keep information gathering out of the live meeting
- build an agenda with objectives and silent reading time
- close action items during the call instead of after it
- check that every item has an owner and a deadline
- pick a meeting cadence that fits the team size

## Example prompts
- help me design the agenda for our weekly PM team meeting
- audit my recurring meetings and tell me which ones to drop
- go through this standup transcript and find where we discussed status instead of deciding

# Running Effective Meetings

Transform calendars from soul-crushing time-sinks into high-velocity alignment machines.

Help the user with running effective meetings using insights from 12 guests and posts across Lenny's Podcast and Newsletter.

## How to Help

1. **Audit current meetings** - Analyze the purpose and frequency of existing recurring sessions to ensure they solve specific problems that cannot be addressed asynchronously.
2. **Design the agenda** - Structure sessions with clear objectives, silent reading periods, and psychological safety rituals to maximize participation.
3. **Facilitate real-time alignment** - Use active listening and synthesis techniques to ensure stakeholders feel heard and blockers are surfaced.
4. **Streamline post-meeting debt** - Implement rituals to finalize action items and documentation during the meeting rather than after it.

## Core Principles

### Separate discovery from decision
Annie Duke: "People generally think the purpose of a meeting is for three things, discover, discuss, decide. The only thing that's ever supposed to happen in a meeting is the discussion part."

Complete the information gathering phase asynchronously before the meeting starts so synchronous time is reserved for high-value debate and final choices.

### Prioritize psychological safety
From "Ideal sprint length, designer vs. PM roles, running PM team meetings, running post-mortems, best product/executive coaches, and much more": "Our PM team has a section carved out for “what feels hard [harder than it should be]?” The purpose of this section is to discuss sticking points up and down the stack: troubleshooting comms with Team X; doing a teardown of a PRD that has raised unexpected questions and gotten “stuck”; trying on versions of a Vision/Strategy."

Create a dedicated space for vulnerability where team members feel safe to surface what is hard and seek help from their peers.

### Solve for administrative debt
From "Product manager is an unfair role. So work unfairly.": "Instead of adding action items from meetings to a to-do list, do the action items *live in the meeting*. With everyone watching. While screensharing."

Complete small tasks and alignment rituals during the meeting to prevent the accumulation of follow-up work and ensure immediate momentum.

### Validate before aligning
