# risk-based-testing

Builds a risk matrix scored by business impact and probability, runs failure mode analysis on the top items, and maps test coverage to risk zones. Run it before test-strategy.

## What it does

The skill enumerates what could break and scores every item on two axes: how bad the failure is and how likely it is. It multiplies the two and sorts items into heatmap zones. Work runs through six phases — identification, classification, analysis, heatmap, coverage, reassessment. Items scoring below 10 skip failure mode analysis.

Discovery questions cover revenue-critical flows, recent incidents, fragile code, third-party dependencies and compliance regimes such as GDPR or PCI-DSS. Failure analysis uses HTSM v6.3 as a lens. The skill checks `.agents/qa-project-context.md` first and skips anything already answered there, so keeping that file current saves a full interview pass.

This is strategy work, not hands-on bug hunting. A single sprint or release belongs to test-planning, session-based exploration to exploratory-testing. The matrix is meant to be re-scored after every incident and whenever code churn in an area climbs — a model built once goes stale fast.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill risk-based-testing -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/risk-based-testing/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/risk-based-testing/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill risk-based-testing -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/risk-based-testing/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill risk-based-testing -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/risk-based-testing/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills risk-based-testing
```

2. **Manually: put the files in place**
- File: `.github/skills/risk-based-testing/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill risk-based-testing -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/risk-based-testing
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/risk-based-testing/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill risk-based-testing -a opencode
```

### Claude.ai

## When to use it
- rank what breaks hardest before a release
- tie test density to risk zones instead of spreading coverage evenly
- run failure mode analysis on critical paths like checkout
- list risks coming from external dependencies and single points of failure
- re-score the matrix after an incident or a major product change

## Example prompts
- build a risk matrix for our product and show the heatmap
- run failure mode analysis on everything scoring 10 or above
- check whether our test coverage matches the risk zones in the matrix

  Produce a risk matrix or heatmap that quantifies what could break by business
  impact × probability, runs failure mode analysis on the top items, and maps test
  coverage to risk zones. Includes stakeholder interview frameworks and continuous
  reassessment. Run this BEFORE test-strategy or test-planning. Use when: "risk
  assessment," "risk matrix," "risk heatmap," "what could break," "critical paths,"
  "failure modes," "where to focus testing."
  Not for: multi-quarter QA direction — use test-strategy. Not for: a single
  sprint/release test plan — use test-planning. Not for: hands-on session-based
  bug hunting — use exploratory-testing.

<objective>
Equal coverage across all features wastes effort on low-risk areas while leaving critical paths under-tested — a 90% coverage target on a settings page is effort stolen from checkout. This skill discovers risk, quantifies it as impact × probability, maps test density to risk zones, and keeps the assessment current as the product evolves. Output is a scored risk matrix that feeds `test-strategy` and `test-planning`.
</objective>

## Quick Route

| Situation | Start at |
|-----------|----------|
| New product, no risk model yet | Phase 1 (Identification) → run the full 6 phases |
| Post-incident reassessment | Phase 6 (Reassessment triggers), then re-score the affected items in Phase 2 |
| AI/LLM feature to assess | Phase 3 (AI/LLM failure classes), score each class in Phase 2 |
| Sprint refresh of an existing matrix | Phases 4–5 (Heatmap + Coverage alignment) on changed features |
| Verify an old heatmap is still true | Phase 6 signals + Anti-Pattern "Risk Theater" |

## Discovery Questions

Check `.agents/qa-project-context.md` first — if it exists, use it as the foundation and skip questions already answered there. Gather the rest from stakeholders across engineering, product, and operations.

### Revenue-Critical Flows
- Which user flows directly generate revenue? (checkout, subscription, billing, upgrades)
- What is the revenue impact per hour of downtime for each flow?
- Are there time-sensitive flows? (flash sales, market-hours trading, payroll deadlines)
- Which flows have contractual SLAs with financial penalties?

### Recent Failures
- What broke in the last 3 releases? What escaped to production?
- What were the root causes? (code defect, config error, third-party failure, data migration)
