# retrospective

Logs a completed cycle to the canvas: what you predicted, what actually happened, where the estimate missed. Keeps retros on data instead of memory.

## What it does

The skill runs once a cycle closes. A cycle means a solution branch that reached a terminal state (launched, archived, killed), or a shipped arc of framework work. The README makes a point of not waiting for a big delivery phase to wrap up: those stay open for months while cycles close underneath them far more often.

Step one is mandatory and comes before any analysis. The agent resolves the solution's `leaf_id` and `opportunity_id`, then appends a record to `.claude/canvas/cycle-history.yml` with identifiers, completion timestamp, outcome and cycle class. It also stores the predicted ICE score, risk and effort alongside actual effort and DORA figures, plus a calibration section on the gap between forecast and result. Separate fields cover demand type, theory gates that fired, and in-cycle phase regressions.

It is built to run inside the Mycelium framework; without it you lose the canvas state and gates the skill expects. Writes into `.claude/canvas/*.yml` go through the Read tool — `cat` or `grep` via Bash will not satisfy the check. A partial update to a large file needs only `Read` with `limit: 1`, while a full `Write` calls for reading the whole file first. Before assigning an ID, scan the space with `grep -o "<prefix>-[0-9][0-9]*"` and numeric sort: plain lexical sort reports the wrong maximum when padding differs, and the next ID then collides.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill retrospective -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/retrospective/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/retrospective/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill retrospective -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/retrospective/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill retrospective -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/retrospective/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install haabe/mycelium retrospective
```

2. **Manually: put the files in place**
- File: `.github/skills/retrospective/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill retrospective -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/haabe/mycelium --path plugins/mycelium/skills/retrospective
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/retrospective/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add haabe/mycelium --skill retrospective -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/haabe/mycelium/tree/HEAD/plugins/mycelium/skills/retrospective/SKILL.md

## When to use it
- record a finished cycle in `cycle-history.yml` while the details are fresh
- compare predicted effort and risk against what actually happened
- capture DORA numbers at the moment work closed
- note which theory gates fired and what they caught
- pick a free canvas ID instead of reusing an existing one

## Example prompts
- Run a retro on the cycle I just closed and append it to `.claude/canvas/cycle-history.yml`
- Check the predicted ICE and effort against the real outcome for the latest solution in `opportunities.yml`
- Find the next free `comp` ID in `.claude/canvas/landscape.yml` and add the new component

# Retrospective

Run after every completed **cycle**: a solution leaf reaching a terminal state (launched, archived, killed), or a framework-development arc that shipped. Not only after a diamond completes — a diamond at L0 to L2 can stay open for months while cycles close under it weekly. Measured on the dogfood repo (2026-08-30): 17 cycles in 116 days, median 3.5 days apart, while every diamond stayed open the whole time; the earlier wording ("after every completed delivery diamond or significant milestone") named two units forty times apart and the load-bearing one was the vague one. ## Preflight: Read target canvas file(s) before any Write/Edit

**Hard rule.** Before issuing `Write` or `Edit` against any `.claude/canvas/*.yml`, use the **Read tool** on that file in this session. Claude Code's Read-before-Write check requires the `Read` tool specifically — `cat`/`head`/`grep` via Bash do NOT satisfy it.

**Edit vs Write — different cost profiles** (verified 2026-05-14):
- **`Edit`** (exact-string replacement): `Read` with `limit: 1` satisfies the check at ~50 tokens. State-tracking is per-file, not per-byte — subsequent `Edit` calls work anywhere in the file. Use this for partial updates against large canvas files (e.g., `purpose.yml` at 800+ lines).
- **`Write`** (full replacement): do a **full Read** first. Write obliterates the file; you should see what you're about to replace. The `limit:1` shortcut is *not* appropriate here.

**ID-bearing entries — scan the ID space before assigning** (added 2026-05-15, v0.23.19): When adding a new component, opportunity, solution, or any other ID-bearing entry to a canvas file, run a Bash grep first to confirm the next ID in your prefix sequence is actually free:
