## What it does

The skill enforces an evidence-based sign-off process before production releases. It replaces gut feelings with measurable checks: passing CI pipelines, green staging smoke tests, and zero open P0 or P1 bugs. Lighthouse CI runs for frontend assets, but backend services skip it.

Execution begins by inspecting `.agents/qa-project-context.md`. If this file is missing, the agent asks about release cadence and database migration reversibility. When the full qa-skills checkout is available, it gathers local evidence with `node <qa-skills>/scripts/qa.mjs run --project <project> --goal "Check release readiness"`, reading outputs from `report.html` and `result.json`.

Rollback criteria are locked before deployment starts. For instance, an error rate doubling the baseline within 15 minutes triggers an immediate rollback without debate. This skill handles pre-deploy readiness decisions; runtime traffic shifting and post-deploy synthetic probes belong to separate workflows.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill release-readiness -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/release-readiness/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/release-readiness/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill release-readiness -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/release-readiness/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill release-readiness -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/release-readiness/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills release-readiness
```

2. **Manually: put the files in place**
- File: `.github/skills/release-readiness/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill release-readiness -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/release-readiness
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/release-readiness/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill release-readiness -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

## When to use it
- Define objective rollback thresholds before deploying
- Build an auditable go/no-go checklist tied to commit evidence
- Design a staging smoke test suite running under 5 minutes
- Verify staged rollout readiness and database migration reversibility

## Example prompts
- Check release readiness and generate a go/no-go checklist for the candidate build
- Define rollback thresholds and plan staging smoke tests before deployment

  Validate release readiness with evidence-based go/no-go decisions. Covers go/no-go
  checklists, smoke test suite design, staged rollout validation, rollback criteria
  and procedures, and post-deployment verification. Ensures release confidence comes
  from data, not feelings. Use when: "release ready," "go/no-go," "smoke test,"
  "release checklist," "rollback plan," "staged rollout," "canary deploy."
  Not for: safe-release techniques (flags, canary, dark launch) applied during the
  rollout itself — use testing-in-production; scheduled probes that run continuously
  after release — use synthetic-monitoring; designing new tests from prod telemetry —
  use observability-driven-testing.

<objective>
"I think it's fine" ships the bug that the rollback you never practiced can't undo at 6 PM on a Friday. This skill turns "ready to ship" into something measurable: a go/no-go checklist with evidence for each item, a sub-5-minute smoke suite, a staged rollout with metric-gated promotion, rollback thresholds defined before deploy, and post-deployment verification. Every section gives concrete criteria, not aspirations.

## Discovery Questions

Check `.agents/qa-project-context.md` first — if it exists, use it and skip anything answered there. Then ask only what's missing.

**Release cadence and process:**
- How often do you release, and who makes the go/no-go call? (Continuous/daily/weekly vs engineering lead/QA lead/release manager — sets how heavyweight the checklist should be.)
- Is there a release train schedule or is it ad-hoc?
- How many environments exist between dev and production? (staging, pre-prod, canary)

**Current state:**
- What does the current go/no-go process look like, and is it documented?
- Has a release ever been rolled back? How long did it take? (Reveals whether rollback is real or aspirational.)
- What was the last release incident and its root cause? Any release-blocking bugs right now?

**Infrastructure and capabilities:**
- Do you have rollback capability, and how long does a rollback take?
- Can you do staged/canary deployments?
- Do you have feature flags, and how are they managed? (Decides flag-based vs infra-level rollout.)
- What monitoring and alerting is in place? Are database migrations reversible?

**Team and communication:**
- Who is on-call during and after releases?
- How are stakeholders notified, and is there a release communication channel?
- How are release notes generated?
