Walks you through picking a country to launch in and adapting the product to local trust and payment norms. Useful once your home market runs on its own.

## What it does

The skill breaks expansion into four steps: check whether your core market can survive the distraction, rank candidate countries, rework business logic and trust mechanisms for local rules, then scale operations. It draws on insights from 8 guests and posts across Lenny's Podcast and Newsletter, and ships frameworks like a four-part expansion plan, a two-list method for ranking markets, and a checklist of reasons to go abroad.

It also flags the usual ways launches fail. Shipping a stripped-down version for a new country tends to get rejected, and expanding before the first market is self-sustaining drains resources.

The questions the skill puts to you are worth answering before any of that. One asks whether your code has hardcoded domestic assumptions that will break elsewhere. If it does, that is a reason to look at the architecture before picking a launch city. Full source material sits in `references/artifacts.md` and `references/guest-insights.md`.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill international-expansion -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/international-expansion/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/international-expansion/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill international-expansion -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/international-expansion/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill international-expansion -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/international-expansion/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install RefoundAI/lenny-skills international-expansion
```

2. **Manually: put the files in place**
- File: `.github/skills/international-expansion/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill international-expansion -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/RefoundAI/lenny-skills --path skills/international-expansion
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/international-expansion/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill international-expansion -a opencode
```

### Claude.ai

## When to use it
- choose which country to launch in first
- judge whether the home market is stable enough to expand
- find hardcoded domestic assumptions that break abroad
- rework business logic and trust mechanisms for local rules
- decide what to automate and where to hire locally

## Example prompts
- Help me pick the next country to launch in and rank the options
- Is our home market ready for international expansion?
- Which domestic assumptions in our product will break in a new market?

# International Market Expansion

Scale your product globally by balancing local empathy with operational playbooks.

Help the user with international market expansion using insights from 8 guests and posts across Lenny's Podcast and Newsletter.

## How to Help

1. **Assess Readiness** - Determine if your core market is stable enough to support the distraction of expansion.
2. **Prioritize Markets** - Create a weighted scoring system based on organic signals and strategic defensibility.
3. **Adapt the Model** - Identify necessary changes to business logic, trust mechanisms, and local regulations.
4. **Scale Operations** - Use a mix of local talent and automated translation tools to maintain quality while moving fast.

## Core Principles

### Design for Local Trust
Kunal Shah: "No Indian has ever been paid an hourly salary in their entire life."

Successful expansion requires deep empathy for how social trust and economic structures differ from Western models. You must design for risk averse users by prioritizing trust and understanding local concepts of time and compensation.

### Hire for Cultural Nuance
Ray Cao: "If we do have a ambition to go global, you have to do one more thing is actually take your step into global. Rather than having the machine do the heavy lifting, you have to really understand in local culture."

Purely algorithmic solutions often fail in new markets without local context. Hire talent on the ground to fine tune algorithms and seed content based on regional cultural specificities.

### Wait for a Stable Flywheel
From "Marketplace city expansion strategy": "Expand into a second market as soon as you feel like your first market is working, you have a semblance of a playbook, and the resources to do it. If, however, you’re in an extremely competitive environment (and have a lot of VC money), it may make sense to be more aggressive."

Only expand once your first market demonstrates a self sustaining flywheel where supply stays without manual hand holding. Moving too early can break the operational stability of the core business.

### Standardize the Activation Process
