# referral-incentive-design

Works out the reward structure for a customer refer-a-friend program: who gets paid, in what form, how much. Useful when you need a bonus amount and a payout moment.

## What it does

The skill walks through four decisions in order: sidedness (referrer, friend, or both), reward type (cash, account credit, discount, product value, status), reward size, and the payout trigger with an optional tier ladder. Each decision has its own evidence base, and the order matters because one choice constrains the next.

It opens with an interview: B2B or B2C, subscription or one-off, gross margin, LTV, CAC, entry-plan price, whether customers already recommend the product, and the deadline for results. Questions come one per message, with multiple-choice answers where possible. Then come the disqualifiers. A referral program captures word-of-mouth that already exists; it does not manufacture it. No organic signal, or an LTV too thin to fund a real reward, and the skill says “not yet” and stops.

Sizing runs off gross profit, LTV and CAC, with a floor to respect: a reward that is too small does worse than none at all. Payout attaches to a verified value event rather than a bare signup. Scope is end-customer rewards only — commission rates for professional affiliates live in a separate skill, `affiliate-commission-structure`, in the same repository.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill referral-incentive-design -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/referral-incentive-design/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/referral-incentive-design/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill referral-incentive-design -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/referral-incentive-design/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill referral-incentive-design -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/referral-incentive-design/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install mbfinotti/partnerships-skills referral-incentive-design
```

2. **Manually: put the files in place**
- File: `.github/skills/referral-incentive-design/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill referral-incentive-design -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/mbfinotti/partnerships-skills --path skills/referral-incentive-design
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/referral-incentive-design/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill referral-incentive-design -a opencode
```

## When to use it
- decide whether the referrer, the friend or both get a reward
- pick between cash, account credit and a discount
- size a bonus against margin and CAC
- choose a payout moment that skips empty signups
- judge whether repeat referrals need a tier ladder

## Example prompts
- Design the reward structure for our refer-a-friend program — we sell a subscription with 80% margin
- How big should the referral bonus be if CAC is 40 and LTV is 300?
- Should we reward both sides or just the friend?

description: Design the reward structure of a customer refer-a-friend program - who gets rewarded (referrer, friend, or both), reward type (cash, account credit, discount, product value, status), how much to pay against LTV/CAC and gross margin, when the payout fires, and whether to build a tiered reward ladder. Use whenever the user mentions referral incentives, refer-a-friend rewards, referral bonus amounts, give-X-get-Y offers, double-sided referral rewards, or asks how big a referral reward should be, even if they never say incentive. Covers end-customer rewards only. Do NOT use for commission rates paid to professional affiliates - use mbfinotti/partnerships-skills@affiliate-commission-structure instead.

# Referral Incentive Design

Design the reward structure of a customer refer-a-friend program. No canonical named framework exists for this discipline - referral is one letter inside measurement funnels like AARRR, not a design method. What exists is four decision variables, each with its own evidence base, worked through in order because each shapes the next:

1. **Sidedness** - reward the referrer, the friend, or both (the Reward-Me / Reward-You / Reward-Both taxonomy, Ryu & Feick, _Journal of Marketing_ 2007).
2. **Reward type** - cash, account credit, discount, product value, status, or donation.
3. **Reward size** - anchored to gross margin, LTV, and CAC, with a floor set by non-monotonic response (a too-small reward performs worse than none).
4. **Payout trigger and tier structure** - when the reward fires, and whether rewards escalate with cumulative referrals.

## Interview

Ask before recommending anything. One question per message; offer multiple-choice answers when possible. Skip a question only when the user already gave the answer.

- Is the business B2B or B2C? Subscription or one-time purchase? Self-serve or sales-led?
- What are the gross margin, average LTV (or first-year revenue), blended/paid CAC, and entry-plan price?
- Do customers already recommend the product organically? Roughly what share of new customers arrive that way?
```
