## What it does

The skill guides you through three sequential stages: `qa-project-context`, `test-strategy`, and `test-planning`. First, it inspects your repository to produce `.agents/qa-project-context.md`, storing your tech stack, test tooling, CI/CD setup, and risk areas. Next, it writes a strategy covering your test pyramid and quality gates, followed by a sprint-level test plan.

If the QA Skills repository is checked out locally, you can use the helper script `node <qa-skills>/scripts/qa.mjs` to initialize agent settings and run checks against critical user flows, outputting `report.html` and `result.json`. When no tests exist, it drafts and runs a test for key behavior instead of reporting an empty pass.

Optional repository scripts require Node 24, and the workflow is explicitly built for repositories without existing test setups rather than onboarding to mature suites.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-start -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/qa-start/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/qa-start/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-start -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/qa-start/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-start -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/qa-start/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills qa-start
```

2. **Manually: put the files in place**
- File: `.github/skills/qa-start/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-start -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/qa-start
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/qa-start/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-start -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/petrkindlmann/qa-skills/tree/HEAD/skills/qa-start/SKILL.md

## When to use it
- bootstrap QA processes on a project without tests
- record tech stack and risk areas in .agents/qa-project-context.md
- define a test pyramid and quality gates
- build the initial sprint test plan
- author and run the first test for a critical user flow

## Example prompts
- /qa-start
- Set up QA from scratch for this project
- /qa-start ./apps/web

<objective>
A sequenced launcher for bootstrapping QA where none exists. Inspect the repository,
capture available context, choose the first critical behavior, and execute its checks.
Use `qa-project-context` → `test-strategy` → `test-planning` to keep the decisions explicit,
then deliver test evidence and the next concrete gap alongside the planning artifacts.
</objective>

## When to Use This

Reach for `qa-start` whenever the answer to "where do we start with QA?" is unclear and no QA foundation exists yet:

- A brand-new project with no test infrastructure.
- Joining an existing codebase that has **no QA setup at all** — old code, but quality work was never formalized. Still `qa-start`, not `qa-project-bootstrap` (that one is for joining a team that *already has tests*).
- Rebooting QA after neglect — tests deleted, coverage collapsed, no strategy. You are rebooting QA from the foundation up.

If the codebase already has a real test suite and you are a QA engineer ramping onto the team, use `qa-project-bootstrap` instead.

## Quick Route

Pick your entry point — skip any step whose artifact already exists.

| Situation | Start at |
|-----------|----------|
| No QA at all (no context file, no strategy, no plan) | Step 1 |
| `.agents/qa-project-context.md` already populated | Skip Step 1 — invoke `test-strategy` (Step 2) |
| Context file AND strategy document both exist | Skip Steps 1 and 2 — invoke `test-planning` (Step 3) |
| All three done — what next? | After Step 3 |
| A QA engineer ramping onto an existing team with existing tests | Not this skill — see `qa-project-bootstrap` |

## Step 1: Capture Project Context

**Skill:** `qa-project-context`

Creates `.agents/qa-project-context.md` in your project root. That file records your tech stack, test frameworks, CI/CD pipeline, environments, coverage goals, risk areas, and team structure. Every later skill reads it, so it never asks you the same questions twice.

**What to do:** Invoke `qa-project-context`. Start discovery with the repo and existing
task, then write the file. Record unknown decisions explicitly. Ask only for a missing
