## What it does

This skill guides the onboarding of a QA engineer into an existing codebase or audits an inherited test suite. It generates three specific deliverables: a 30-day ramp plan, a five-dimension test architecture audit, and a `walkthrough.md` reference doc. The target metric is straightforward. The engineer needs to merge a green test into main within two weeks.

The workflow starts by checking for `.agents/qa-project-context.md` in the project root. If missing, creating this context file becomes the first action item. The plan adapts to `team_maturity`: startups focus on days 1–10 to get a working baseline, while established teams audit anti-patterns. Pairing is required for the first three tests before moving solo.

Do not use this skill to configure testing from scratch on a blank project, as that requires `qa-start`. If local environment setup takes over two hours, fix that pipeline before onboarding anyone.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-project-bootstrap -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/qa-project-bootstrap/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/qa-project-bootstrap/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-project-bootstrap -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/qa-project-bootstrap/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-project-bootstrap -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/qa-project-bootstrap/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills qa-project-bootstrap
```

2. **Manually: put the files in place**
- File: `.github/skills/qa-project-bootstrap/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-project-bootstrap -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/qa-project-bootstrap
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/qa-project-bootstrap/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-project-bootstrap -a opencode
```

## When to use it
- build a 30-day onboarding plan for an incoming QA engineer
- audit an inherited test architecture across five dimensions
- generate a project-specific `walkthrough.md` guide
- accelerate time to the first merged test in CI to under two weeks
- capture missing testing conventions in `.agents/qa-project-context.md`

## Example prompts
- Create a 30-day onboarding plan for a new QA engineer joining our team
- Audit our existing test suite architecture and output walkthrough.md
- Guide onboarding for a developer contributing to our Playwright test framework

<objective>
A new QA engineer pointed at the README and left to "figure it out" burns two weeks learning bad habits by trial and error, and an unaudited inherited suite hides flaky tests and coverage gaps that only surface in production. This skill reduces time to first merged test and produces three concrete artifacts: a 30-day ramp plan, a five-dimension test architecture audit, and a framework walkthrough doc. Every section serves the same metric — a real test merged to main and green in CI, fast.

**Before starting:** Check for `.agents/qa-project-context.md` in the project root. If it exists, it answers most discovery questions and provides the technical context for onboarding. If it does not, creating it is the first action item.
</objective>

## Quick Route

This skill serves three distinct jobs. Identify yours, jump to the section, skip the rest.

| Situation | Jump to | Output |
|-----------|---------|--------|
| Onboarding a **new person** to an existing team | First 30 Days Checklist → Mentorship Patterns | A 30-day ramp plan with owners and dates |
| Inherited an **existing suite** with no onboarding/docs | Test Architecture Audit (scope by `team_maturity`) | A 1-2 page findings doc, five dimensions |
| Need the **reference doc** for anyone writing tests | Framework Walkthrough Template | A project-specific walkthrough.md |

A real onboarding usually needs all three; a quick health check needs only the audit.

## Discovery Questions

### Who Is Being Onboarded?

1. **New QA engineer or developer contributing to tests?** QA engineers need test strategy context and codebase orientation. Developers contributing tests need framework patterns and conventions. The ramp-up path differs significantly.
