# qa-metrics

A skill that gives test metrics a formula, a target and an owner, plus the action to take when a number crosses the line. For teams whose dashboard nobody acts on.

## What it does

Each metric here comes with a formula, a recommended target, an owner and a concrete step for when it goes red. The skill covers code, requirement and risk coverage, test health (flakiness rate, pass rate), suite duration and automation ROI. There is a targets table by company stage and a section tying quality to DORA.

It separates leading from lagging signals. Defect escape rate and MTTR tell you users were already hurt. Flakiness, coverage delta and skipped-test count predict the escape while you can still change the outcome, so that is where daily attention goes. Trends beat snapshots: 72% coverage alone says little, 68% → 72% across three sprints tells a story.

The skill checks `.agents/qa-project-context.md` first and skips questions already answered there, then asks about current metrics, CI tooling, stakeholders and recent incidents. Coverage measures execution, not assertion quality, so the author recommends pairing it with mutation testing (StrykerJS v9.6+, mutmut) — a high percentage can hide real gaps.

## Requirements
- Works with: Grafana

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-metrics -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/qa-metrics/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/qa-metrics/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-metrics -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/qa-metrics/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-metrics -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/qa-metrics/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install petrkindlmann/qa-skills qa-metrics
```

2. **Manually: put the files in place**
- File: `.github/skills/qa-metrics/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-metrics -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/petrkindlmann/qa-skills --path skills/qa-metrics
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/qa-metrics/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add petrkindlmann/qa-skills --skill qa-metrics -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

## When to use it
- pick a starting set of QA metrics when nothing is tracked yet
- explain why bugs escape to production despite high coverage
- agree on a flakiness threshold and who triages the top 3 tests
- show leadership the return on automation spend
- choose metric targets that fit the company stage

## Example prompts
- qa-metrics: which metrics should we track first if we only watch CI pass rate
- qa-metrics: flakiness crossed 5%, what's the action and who owns the metric
- qa-metrics: what coverage targets make sense for the payments module

  Define, track, and act on QA metrics: test coverage percentage, flakiness rate, defect
  escape rate, MTTR, test execution time trends, automation ROI, quality gates, and SLAs
  for test suites. Includes metric formulas, realistic targets by company stage, and the

  Use when: "QA metrics," "test metrics," "quality KPIs," "test health," "flakiness rate,"
  "defect escape rate."
  Not for: building the dashboard UI (Allure/Grafana) — use qa-dashboard; measuring coverage

<objective>
A suite with 4,000 tests where 800 are disabled and 200 are flaky looks healthy on a slide and lies in production. This skill defines the metrics that actually change behavior — each one with a formula, a target, an owner, and a concrete action when it goes red — so the dashboard becomes a feedback loop instead of decoration.

## Quick Route

| Your situation | Metric to reach for | Section / reference |
|---|---|---|
| No metrics yet, where to start | code coverage, flakiness, defect escape | Core Principles + `references/rollout.md` |
| Bugs escaping despite high coverage | defect escape rate + mutation score | Coverage Metrics, Defect Metrics |
| Tests flaky, devs ignore CI | flakiness rate, pass rate | Test Health Metrics |
| Slow pipeline, stale feedback | suite duration, parallelism efficiency | Execution Metrics |
| Justifying automation spend | automation ROI | Process Metrics |
| Picking targets for our stage | company-stage table | Setting Realistic Targets |
| Leadership wants delivery + quality | DORA + escape rate | Engineering Quality Metrics (DORA) |

## Discovery Questions

Check `.agents/qa-project-context.md` first — if it exists, use it as the foundation and skip anything already answered there. Then:

### Current State
- What metrics are you tracking today? (Even "we glance at CI pass rate sometimes" counts.)
- Where does your test data live? (CI system, coverage reports, bug tracker, spreadsheets, nowhere)
- Do you have any dashboards already? Who looks at them, and how often?
- What tooling runs your CI pipeline? (GitHub Actions, GitLab CI, Jenkins, CircleCI)

### Stakeholders
- Who are the stakeholders for quality metrics? (engineering, product, leadership, customers)
