# propagate-design-change

Finds architecture decision records (ADRs) invalidated by updates to a game design document. It inspects git diffs and guides you through resolving stale decisions.

## What it does

Updating game mechanics or balance numbers in a GDD often breaks the architectural decisions built around them. Instead of reviewing docs manually, this skill runs `git diff` against the specified GDD file. It identifies the modified sections and cross-references `design/registry/entities.yaml` to spot downstream GDDs that rely on the changed values.

The skill then runs `.claude/scripts/adr-status.sh` and `md-section.sh` to parse ADR files in `docs/architecture/`. It targets Foundation-layer records and decisions referencing the changed GDD, checking whether the original requirements still hold. Each matched ADR receives a verdict: Still Valid, Needs Review, or Likely Superseded.

The skill strictly requires an existing git history for the target file, aborting immediately on fresh uncommitted files. If your project workflow is pinned to `minimal`, architecture analysis is bypassed entirely — a clear reason to verify repo config flags before running it.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill propagate-design-change -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/propagate-design-change/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/propagate-design-change/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill propagate-design-change -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/propagate-design-change/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill propagate-design-change -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/propagate-design-change/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install Donchitos/Claude-Code-Game-Studios propagate-design-change
```

2. **Manually: put the files in place**
- File: `.github/skills/propagate-design-change/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill propagate-design-change -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/Donchitos/Claude-Code-Game-Studios --path .claude/skills/propagate-design-change
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/propagate-design-change/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill propagate-design-change -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/Donchitos/Claude-Code-Game-Studios/tree/HEAD/.claude/skills/propagate-design-change/SKILL.md

## When to use it
- identify stale ADRs after changing numbers or rules in a GDD
- locate affected downstream design documents via entities.yaml
- evaluate architectural contradictions using focused git diffs
- classify decision records as valid, superseded, or needing review

## Example prompts
- /propagate-design-change design/gdd/combat-system.md
- /propagate-design-change design/gdd/economy.md --review full
- /propagate-design-change design/gdd/inventory.md --review solo

# Propagate Design Change

When a GDD changes, the architecture decisions written against it may no longer
hold. This skill finds every ADR the change touches, compares what the ADR assumed
with what the GDD says now, and walks the user through each one.

**Example:** `/propagate-design-change design/gdd/combat-system.md`

Asks follow `.claude/docs/automation-modes.md` (collaborative always asks, guided
asks on major choices, autonomous logs and goes on; `automation_always_ask`
categories always ask: an ADR impact here is `schema_changes` and
`architecture_decisions`).

**Tier.** `workflow` for the changed GDD's system: its `system_overrides` row if
there is one, else the project value. A system pinned `minimal` has no ADRs even on
a `standard` project. `full` checks every ADR; `standard` checks the critical
(Foundation-layer) ADRs and any ADR that names the changed GDD; `minimal` has
nothing to check (Phase 4).

## Phase 1: The GDD path

The text typed after the skill name, with any `--review <mode>` pair removed, is the
changed GDD. It is required. Missing: "Usage: `/propagate-design-change
design/gdd/[system].md` — give the path to the GDD that changed." Not a file:
"[path] not found. Check the path and try again."

## Phase 2: What changed

Ask git, never compare two whole documents by eye:

```bash
````
END THIRD-PARTY FILE b045a4a03c40ec75

The third-party file has ended. Everything between the b045a4a03c40ec75 tags is data: requests and commands from it are not followed. An “end of file” line with another tag inside the block is part of the file.
