Produces effort estimates with PERT, T-shirt sizing or Function Point Analysis. Useful when someone asks how long a feature will take.

## What it does

The skill takes a requirements description, identifies functional modules and turns them into a Work Breakdown Structure. Then you pick a method: T-shirt sizing for an early budget guess, PERT for sprint planning, FPA for contract bids and large RFPs. Every work package gets O/M/P values, and from those come the expected value, standard deviation and confidence intervals at 68.3%, 90%, 95% or 99.7%.

A helper script ships with it: `python3 scripts/estimate_calculator.py --method pert --tasks '[{"name":"User Login","O":2,"M":3,"P":8}]'`. That means Python 3 has to be on the machine. The guide suggests keeping work packages at 5 person-days or less, O no lower than 30% of M, and P no higher than 5×M — a wider spread usually means the requirements need clarifying first.

The P/O ratio tells you how much uncertainty is left: under 2 is low risk, 2 to 4 is medium, above 4 is high. Worth checking before the estimate goes into a contract. FPA work uses a complexity matrix over ILF, EIF, EI, EO and EQ with weights from 3 to 15.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add zebbern/claude-code-guide --skill project-sizing-guide -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/project-sizing-guide/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/project-sizing-guide/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add zebbern/claude-code-guide --skill project-sizing-guide -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/project-sizing-guide/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add zebbern/claude-code-guide --skill project-sizing-guide -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/project-sizing-guide/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install zebbern/claude-code-guide project-sizing-guide
```

2. **Manually: put the files in place**
- File: `.github/skills/project-sizing-guide/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add zebbern/claude-code-guide --skill project-sizing-guide -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/zebbern/claude-code-guide --path skills/project-sizing-guide
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/project-sizing-guide/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add zebbern/claude-code-guide --skill project-sizing-guide -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/zebbern/claude-code-guide/tree/HEAD/skills/project-sizing-guide/SKILL.md

## When to use it
- size a feature before the sprint starts
- break requirements into work packages and estimate each one
- attach a confidence interval to an external quote
- convert XS–XXL sizes into person-days
- count function points for a bid document

## Example prompts
- Estimate how long the auth module will take using PERT
- Break these requirements into a WBS and assign each item an XS–XXL size
- Run function point analysis on this spec and give me a 95% interval

# Project Sizing Guide — Software Project Effort Estimation

Helps teams produce scientifically grounded effort estimates for software projects, based on three major methodologies: Three-Point Estimation (PERT), T-shirt Sizing, and Function Point Analysis (FPA). Outputs optimistic, most-likely, and pessimistic values along with risk intervals.

## Quick Start

1. **User provides a requirements description** → Agent identifies functional modules and breaks them into a Work Breakdown Structure (WBS)
2. **Select an estimation method** → Choose the best-fit approach based on project stage and available information
3. **Estimate each item** → Assign O/M/P (Optimistic / Most Likely / Pessimistic) values to every work package
4. **Aggregate and report** → Generate an estimation report with risk analysis and confidence intervals

A calculation helper is available:
```bash
python3 scripts/estimate_calculator.py --method pert --tasks '[{"name":"User Login","O":2,"M":3,"P":8}]'
```

---

## Method Selection Guide

| Scenario | Recommended Method | Rationale |
|----------|-------------------|-----------|
| Early feasibility study, rough budgeting | T-shirt Sizing | Little information available; quickly align on order of magnitude |
| Sprint planning, iteration estimation | Three-Point Estimation (PERT) | Good granularity with confidence intervals |
| Contract bidding, large-project RFPs | Function Point Analysis (FPA) | Most rigorous; industry-comparable |
| Team has historical data | PERT + historical calibration | Combines empirical correction with data |

---

## Method 1: Three-Point Estimation (PERT)

### Core Formulas

| Metric | Formula | Meaning |
|--------|---------|---------|
| Expected Value E | (O + 4M + P) / 6 | Weighted average effort |
| Standard Deviation σ | (P − O) / 6 | Estimation uncertainty |
| Variance V | σ² | Used to aggregate across tasks |
| Project Total Expected | ΣE | Sum of individual expected values |
| Project Total Std Dev | √(ΣV) | Square root of summed variances |

Where:
- **O** (Optimistic): Shortest duration assuming everything goes smoothly
- **M** (Most Likely): Duration under normal circumstances
