## What it does

The skill takes your existing stage list as given and tests every exit criterion one way: does it name something the buyer did, said or agreed to, and can two managers check it independently against the deal record? Stages like "demo scheduled" or "proposal sent" get flagged as rep-activity gates.

It then runs diagnostics: stage aging, conversion decay, stage-skip rate and close-date pushes. You get a severity-ranked findings report, rewritten exit criteria and a migration plan. An interview comes first — pipeline type, ACV band, cycle length, forecast-category mapping, what data you can export. The inter-rater check needs two people who can score the same deals without conferring. With only one reviewer, the skill substitutes an automated-event spot audit and states that substitution in the deliverable instead of claiming an agreement rate.

Audit only, never redesign. If the funnel model itself is the defect, the skill says so and routes you to a separate funnel-design skill. Never rename or delete a stage value: stage history is immutable in most CRMs, so deactivate the old value and add a new one. A stage change corrupts the quarter it lands in, so a mid-quarter deadline leaves criterion rewrites only.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/revops-skills --skill pipeline-stage-definition-audit -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/pipeline-stage-definition-audit/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/pipeline-stage-definition-audit/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/revops-skills --skill pipeline-stage-definition-audit -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/pipeline-stage-definition-audit/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/revops-skills --skill pipeline-stage-definition-audit -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/pipeline-stage-definition-audit/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install mbfinotti/revops-skills pipeline-stage-definition-audit
```

2. **Manually: put the files in place**
- File: `.github/skills/pipeline-stage-definition-audit/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/revops-skills --skill pipeline-stage-definition-audit -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/mbfinotti/revops-skills --path skills/pipeline-stage-definition-audit
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/pipeline-stage-definition-audit/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/revops-skills --skill pipeline-stage-definition-audit -a opencode
```

### Claude.ai

## When to use it
- find stages named after rep activity instead of buyer action
- rewrite exit criteria so two managers can verify them independently
- measure how many deals stall in a single stage
- estimate how often deals skip stages
- plan a stage migration that keeps history intact

## Example prompts
- Audit our pipeline stage definitions — here is the current list with wording
- Our stages don't mean anything and everything is stuck in one stage, figure out why
- Show stage-skip rate and how often close dates get pushed

name: pipeline-stage-definition-audit
description: Audit existing sales pipeline stage definitions against buyer-verifiable milestones and flag the ones built on rep activity instead. Core test - does each stage exit criterion name something the buyer did, said, or agreed to, checkable by two managers independently? Adds stage aging, conversion decay, stage-skip rate, and close-date push diagnostics. Use whenever the user mentions stage definitions, stage exit criteria, stage inflation, stages named after rep activity ("demo scheduled", "proposal sent"), "our stages don't mean anything", or "why is everything stuck in one stage" - even if they never say "audit". Covers enterprise and high-velocity pipelines, B2B and B2C. Do NOT use for designing a funnel stage set from scratch - use mbfinotti/revops-skills@revenue-funnel instead.

# Stage Definition Audit

Evaluate whether an existing pipeline's stage definitions reflect buyer-verifiable milestones - things the buyer did, said, or agreed to - rather than internal rep activity, and deliver a severity-ranked findings report with rewritten exit criteria and a safe migration plan.

Reference frameworks:

- **Gartner's six B2B buying jobs** (buyer-side reference structure): Problem Identification, Solution Exploration, Requirements Building, Supplier Selection, Validation, Consensus Creation.
- **GitLab's public commercial sales handbook** (real-world exemplar of a published stage-definition document): definition, who's involved, activities, system enforcement, exit criteria, cross-links.
- **MEDDPICC-style gating**: each exit-criterion element scored red/yellow/green, all-green to advance.
- **Winning by Design's SPICED** (buyer-side diagnostic lens): its elements are confirmed with the buyer, not assumed by the rep.

## Ground Rules

- Audit, never redesign. The existing stage set is the input. If the funnel model itself is the defect, say so and route to the funnel-design see-also (Reference) instead of rebuilding it here.
