# org-design

Helps you lay out a product and engineering org by reporting model, team size and cross-functional links. Useful when nobody can say who owns what after a reorg.

## What it does

The skill walks through org design in steps. First it decides whether the company needs speed through a GM model or product cohesion through a functional one. Then it sets team boundaries around durable customer segments instead of temporary features, pairs product and engineering leads at every level, and adds scaling guardrails such as product ops and career ladders.

Inside are principles drawn from Lenny's Podcast and the newsletter, collected from 27 guests. They cover moving from projects to programs, putting product, engineering and design under a single CPTO, functional centralization, running reorgs in the open on shared whiteboards, spreading PM work across engineers and designers, hiring only when the team is underwater, and organizing around customer segments.

There is also a set of templates: a framework for choosing between GM, functional and hybrid models, metric-based versus feature-based team classification, the AMPED structure, Notion's four-layer model, Linear's no-PM project team, an areas-of-responsibility spreadsheet, and three approaches to ambiguous ownership. Some template descriptions are cut short, so expect direction rather than a finished breakdown.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill org-design -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/org-design/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/org-design/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill org-design -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/org-design/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill org-design -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/org-design/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install RefoundAI/lenny-skills org-design
```

2. **Manually: put the files in place**
- File: `.github/skills/org-design/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill org-design -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/RefoundAI/lenny-skills --path skills/org-design
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/org-design/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill org-design -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/RefoundAI/lenny-skills/tree/HEAD/skills/org-design/SKILL.md

## When to use it
- pick between a GM model and a functional structure
- cut teams around customer segments instead of features
- pair product and engineering leads at every level
- run a reorg in the open and collect input
- hand out ownership areas without dedicated PMs

## Example prompts
- help me choose an org model for the product team
- lay out our teams around customer segments instead of features
- what guardrails should we add as the org grows

# Organizational Design for Product and Engineering

Structure your teams to maximize autonomy, speed, and strategic alignment.

Help the user with organizational design for product and engineering using insights from 27 guests and posts across Lenny's Podcast and Newsletter.

## How to Help

1. **Analyze Lifecycle and Goals** - Determine if the company needs speed and agility via a GM model or product cohesion via a Functional model.
2. **Define Team Boundaries** - Structure autonomous pods around durable customer segments or outcomes rather than temporary features.
3. **Assign Leadership Pairs** - Pair Product and Engineering leads at every level to ensure business strategy and technical execution are balanced.
4. **Implement Scaling Guardrails** - Add specialized roles like product ops and clear career ladders as the organization grows to maintain velocity.

## Core Principles

### Shift from Projects to Programs
Bill Carr: "Let's create teams that can stand alone, where there's a single leader and the cross- functional resources that they need are all either directly report to them or are dedicated to them. So they don't necessarily have to be a straight line direct report. In Amazon's case, for the most part it was. There were some dotted line, but it could be all straight line, it could be all dotted line, it could be a mix of the two."

Move away from shifting resources between tasks toward a program orientation where teams own a specific customer area indefinitely. This empowers single-threaded leaders to take full ownership of long-term outcomes.

### Unify Under a Single CPTO
Claire Vo: "I'm using CPTO for short code of running product and engineering design functionally together. There should be no debates over what's best for product or what's best for engineering, what's best for design speed. What is best for the organization?"

Consolidating product, engineering, and design under one leader eliminates functional silos. This alignment stops internal debates and optimizes for overall organizational speed over individual department goals.

### Standardize via Functional Centralization
