## What it does

The skill runs a four-step pass: audit existing KPIs, define the core action that proves a user got value, deconstruct the outcome into input metrics teams can move, then set counter-metrics. It draws on material from 14 guests across Lenny's Podcast and Newsletter, and ships templates — a North Star to team key-results hierarchy, starter metric checklists by subscription type, a matrix for defining active users.

There is a section on anti-patterns too. It calls out lagging indicators used as team goals, vanity metrics like sign-ups and page views, and compound metrics that no single team can influence. A list of questions shows what the agent will ask you, so it pays to have answers ready before you start.

Most useful when you already track plenty of numbers and nobody acts on them. The skill does not query your analytics or compute anything — it gives the conversation a structure. Install with `npx skills add`, or `gh skill install` for GitHub Copilot; the file lands in your platform's skills directory, such as `~/.claude/skills/north-star-metrics/SKILL.md`.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill north-star-metrics -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/north-star-metrics/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/north-star-metrics/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill north-star-metrics -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/north-star-metrics/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill north-star-metrics -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/north-star-metrics/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install RefoundAI/lenny-skills north-star-metrics
```

2. **Manually: put the files in place**
- File: `.github/skills/north-star-metrics/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill north-star-metrics -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/RefoundAI/lenny-skills --path skills/north-star-metrics
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/north-star-metrics/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill north-star-metrics -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

## When to use it
- break revenue down into input metrics a team controls this quarter
- tell a vanity metric from one that reflects real product value
- find the core action that predicts a user coming back
- add a guardrail metric so growth does not damage user experience
- cascade a company-level North Star down to team key results

## Example prompts
- help me pick a North Star Metric and break it into input metrics
- audit our current KPIs — which ones are lagging or vanity metrics
- suggest counter-metrics so growth does not hurt retention

# North Star Metrics

Align your team and strategy around a single, quantifiable measure of customer value and business success.

Help the user with north star metrics using insights from 14 guests and posts across Lenny's Podcast and Newsletter.

## How to Help

1. **Audit current metrics** - Review existing KPIs to identify if they are lagging indicators or vanity metrics that don't reflect true value.
2. **Define the core action** - Identify the specific user behavior that signals the user has found utility in your product.
3. **Deconstruct into inputs** - Break down high-level outcomes into specific, controllable input metrics that individual teams can influence.
4. **Set quality guardrails** - Establish counter-metrics to ensure growth efforts do not degrade the long-term user experience.

## Core Principles

### Manage specific input metrics
Bill Carr: "When you're measuring things, you're trying to understand what actions or reactions are creating the good outputs that you want, revenue, customer growth. But by putting them all together, you basically obfuscate that. And what really we realized is we need to just break each one of these out individually and manage them each in its own way."

Avoid managing compound metrics like revenue directly. Instead, deconstruct high-level goals into specific, controllable inputs that teams can influence on a daily basis.

### Optimize for leading indicators
Jess Lachs: "Retention is a terrible thing to goal on. It's almost impossible to drive in a meaningful way in a short term. Ultimately, you want to find a short-term metric you can measure that drives a long-term output."

Identify and focus on short-term input metrics that serve as strong proxies for long-term strategic outcomes like retention and revenue.

### Establish quality guardrails
Nickey Skarstad: "One of the things Airbnb did for experiences is we had this balancing metric, which was basically using the review rate as sort our end all, be all top line goal. So you can imagine a business like that. Obviously we needed to have revenue kind of moving through the platform, and we cared about high level bookings. But really at the end of the day in the beginning, we were obsessed with making sure every person who booked actually had a good experience when they showed up to experiences."
