# measure-okr-grader

Scores each KR at the end of an OKR cycle, checks how solid the evidence is, and turns the results into input for the next cycle. Useful when the team argues over whether a score is good.

## What it does

The skill grades every KR by its type: `committed`, `aspirational`, `learning`, `operational_health` or `compliance_or_safety`. Aspirational KRs follow the 0.6 to 0.7 convention, committed ones aim at 1.0, compliance_or_safety is binary, and learning KRs are graded as validated or invalidated rather than by score. Indicator classes (`leading`, `lagging`, `guardrail`, `health`, `evidence_generation`) add rules on top of the type.

Evidence quality gets its own pass. The skill names instrumentation gaps, mid-cycle target shifts, cohort definition changes and measurement window mismatches, then suggests fixes for the next measurement plan. Initiatives are reviewed as bets: which KR each was meant to move, whether it shipped, and whether the evidence supports continuing, retiring or reworking it. Shipping on time without moving the KR is not counted as a partial win.

It refuses to change targets retroactively, to average guardrail KRs in with the rest, or to treat 0.7 as success for committed and compliance_or_safety KRs. Scores never feed individual performance reviews. You need the original OKR set with baselines and targets — without the original KR definitions the skill declines to grade. Missing values are marked `not-yet-observable`, `not-instrumented` or `not-supplied` instead of being invented.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add product-on-purpose/pm-skills --skill measure-okr-grader -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/measure-okr-grader/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/measure-okr-grader/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add product-on-purpose/pm-skills --skill measure-okr-grader -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/measure-okr-grader/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add product-on-purpose/pm-skills --skill measure-okr-grader -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/measure-okr-grader/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install product-on-purpose/pm-skills measure-okr-grader
```

2. **Manually: put the files in place**
- File: `.github/skills/measure-okr-grader/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add product-on-purpose/pm-skills --skill measure-okr-grader -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/product-on-purpose/pm-skills --path skills/measure-okr-grader
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/measure-okr-grader/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add product-on-purpose/pm-skills --skill measure-okr-grader -a opencode
```

### Claude.ai

**Claude.ai**

## When to use it
- close an OKR cycle with a real review instead of a status report
- tell a missed committed target apart from a normal aspirational result
- show which KRs rest on weak evidence
- decide which initiatives to continue and which to retire
- collect learnings and open questions for the next cycle

## Example prompts
- Score our OKRs for the quarter that just ended — here are the baselines, targets and dashboard links
- Run a cycle review and flag the KRs whose evidence does not hold up
- Give me a recommendation per objective: continue, revise or retire

# OKR Grader

An OKR Cycle Review is a backward-looking artifact that closes the loop on a completed OKR set. It scores each KR against its baseline and target, separates committed from aspirational interpretation, surfaces what evidence does and does not support, names what the team learned, and prepares input for next-cycle drafting. Done well, a cycle review protects the integrity of the OKR operating system by refusing to dress up missed commitments as aspirational stretch, refusing to celebrate effort over outcome, and refusing to let scoring carry weight it cannot bear.
