# launch-retro-analyzer

Turns a shipped launch into a per-channel actual-vs-target read, a 5-Whys chain on the biggest miss, and keep/kill/change calls.

## What it does

The skill runs a structured D1/W1/M1 retrospective once a launch has shipped. It builds a per-channel actual-vs-target table where your own UTM-attributed analytics sit in the truth column and platform dashboards stay in a separate reference column. Every figure gets labeled Measured, User-provided or Estimated.

From there it walks a 5-Whys chain on the single largest miss, makes a keep, kill or change call for each channel, and drafts 3-5 learnings for the next launch. The outcome snapshot goes to the launch registry through `registry-events.py` as an `operation: propose` request — the skill never writes `memory/launch-registry/` records itself, that is launch-registry's job.

Missing action receipts or an incomplete measurement window leave the retro at `PROVISIONAL` or `NEEDS_INPUT`; the launch is not closed. Return math such as CPA and ROI belongs to roi-calculator, the stakeholder writeup to report-generator, and metric deep-dives to performance-analyzer. Public launch-window telemetry comes from the connectors `scripts/connectors/hn.py`, `producthunt.py`, `appstore.py` and `gdelt.py`; Product Hunt runs a non-commercial API ToS, so business use needs approval and attribution.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add aaron-he-zhu/aaron-marketing-skills --skill launch-retro-analyzer -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/launch-retro-analyzer/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/launch-retro-analyzer/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add aaron-he-zhu/aaron-marketing-skills --skill launch-retro-analyzer -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/launch-retro-analyzer/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add aaron-he-zhu/aaron-marketing-skills --skill launch-retro-analyzer -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/launch-retro-analyzer/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install aaron-he-zhu/aaron-marketing-skills launch-retro-analyzer
```

2. **Manually: put the files in place**
- File: `.github/skills/launch-retro-analyzer/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add aaron-he-zhu/aaron-marketing-skills --skill launch-retro-analyzer -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/aaron-he-zhu/aaron-marketing-skills --path launch/prove/launch-retro-analyzer
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/launch-retro-analyzer/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add aaron-he-zhu/aaron-marketing-skills --skill launch-retro-analyzer -a opencode
```

### Claude.ai

## When to use it
- compare per-channel actuals against pre-declared targets
- trace the largest miss to its root cause with 5-Whys
- decide which channels to keep, kill or change
- write learnings that change the next launch
- submit the outcome snapshot to the launch registry

## Example prompts
- Run a W1 retro on our [product] launch. Targets: [D0/W1 KPIs]. Here is the GA4 UTM export and the platform dashboards.
- Our biggest miss was [channel / KPI]. Walk the 5-Whys and tell me what to keep, kill, or change for the next launch.
- Close out the [product] launch: build the actual-vs-target table, log the learnings, and submit the outcome snapshot to the launch registry.
