# high-stakes-decisions

A skill that walks you through irreversible calls step by step: size the stakes, find the one question, cut through fear, then actually decide.

## What it does

The skill runs four steps. First it sorts the decision into a one-way or two-way door, so you know how much rigor the reversal cost justifies. Then it helps you name the Eigenquestion — the single question whose answer settles the rest. Next it looks for where fear and sunk costs are bending your read of the situation, using pre-mortems and an outside view. The last step moves the room from consensus-seeking to one clear owner and a final call.

Underneath sits a set of principles drawn from Lenny's Podcast and newsletter episodes: leading indicators instead of long feedback loops, walking toward necessary pain, building for where model capabilities land in a few months, honoring commitments already made. There is also a template shelf — S.P.A.D.E., RAPID, the Kombucha Scale, Type-1 and Type-2 decisions, a pre-mortem with tigers and paper tigers, Single Decisive Reason, three-scenario crisis planning. The full list lives in `references/artifacts.md`.

The skill does not decide for you and will not hand over an answer. It asks questions and holds the frame. If the call is cheap to reverse, all this machinery just slows the team down — that is your cue to skip it and move. Worth installing when the cost of being wrong is high and you have been circling the same choice for a week.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill high-stakes-decisions -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/high-stakes-decisions/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/high-stakes-decisions/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill high-stakes-decisions -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/high-stakes-decisions/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill high-stakes-decisions -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/high-stakes-decisions/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install RefoundAI/lenny-skills high-stakes-decisions
```

2. **Manually: put the files in place**
- File: `.github/skills/high-stakes-decisions/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill high-stakes-decisions -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/RefoundAI/lenny-skills --path skills/high-stakes-decisions
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/high-stakes-decisions/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add RefoundAI/lenny-skills --skill high-stakes-decisions -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/RefoundAI/lenny-skills/tree/HEAD/skills/high-stakes-decisions/SKILL.md

## When to use it
- tell an irreversible decision from a reversible one
- boil a pile of arguments down to one decisive question
- surface fear and sunk cost that distort the read
- name an owner and close the discussion
- sort failure risks by type before the project starts

## Example prompts
- Help me decide whether to rewrite billing from scratch — is that a one-way door?
- Run a pre-mortem with the team for the new pricing tier launch
- Find the Eigenquestion in our argument about switching databases

# High Stakes Decision Making

Navigate irreversible choices and extreme uncertainty with speed and structural clarity.

Help the user with high stakes decision making using insights from 30 guests and posts across Lenny's Podcast and Newsletter.

## How to Help

1. **Categorize the stakes** - Help the user determine if a decision is a one-way or two-way door to apply the appropriate level of rigor.
2. **Frame the core problem** - Facilitate the identification of the 'Eigenquestion' or the single decisive reason that drives the choice.
3. **Mitigate emotional bias** - Use techniques like pre-mortems and neutral third-party perspectives to identify where fear or sunk costs are distorting reality.
4. **Drive to a conclusion** - Transition from consensus-seeking to clear ownership, ensuring everyone is heard before a final call is made with 70 percent information.

## Core Principles

### Identify Leading Indicators
Annie Duke: "There is no such thing as a long feedback loop. And the way you choose to shorten the feedback loop is to say, what are the things that are correlated with the outcome that I eventually desire?"

Break down long-term goals into measurable intermediate signals to create shorter feedback loops for better decision-making.

### Run Toward Necessary Pain
Ben Horowitz: "The biggest mistake that you make, the worst thing that you do as a leader, there's things in your control and there's things out of your control and hesitation, that's generally the most destructive. And I go through all the ways that it's destructive, but it's extremely bad. And the thing that causes you to hesitate is both decisions are horrible."

Trust your perception and act decisively when faced with two equally painful alternatives rather than avoiding the choice.
