# gepetto

gepetto turns a Markdown spec into an implementation plan, using research, user interviews, and reviews from Gemini and Codex. Use it before building a feature that needs careful planning.

## What it does

The skill moves from a spec to research, questions for the user, a synthesized specification, and an implementation plan. Research can cover the codebase or the web, depending on the user's choices. Gemini and Codex review the plan; gepetto records which suggestions it adopts and updates the document.

Start with a spec file whose path ends in `.md`. Without one, gepetto stops and asks you to invoke it again with a valid path. It saves planning files beside the spec, including `claude-interview.md`, `claude-spec.md`, and `claude-plan.md`. On a later run, it checks those files to find where to resume. The documented workflow also creates a section index and section files.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add softaworks/agent-toolkit --skill gepetto -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/gepetto/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/gepetto/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add softaworks/agent-toolkit --skill gepetto -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/gepetto/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add softaworks/agent-toolkit --skill gepetto -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/gepetto/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install softaworks/agent-toolkit gepetto
```

2. **Manually: put the files in place**
- File: `.github/skills/gepetto/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add softaworks/agent-toolkit --skill gepetto -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/softaworks/agent-toolkit --path skills/gepetto
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/gepetto/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add softaworks/agent-toolkit --skill gepetto -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/softaworks/agent-toolkit/tree/HEAD/skills/gepetto/SKILL.md

## When to use it
- Turn a Markdown spec into an implementation plan
- Gather missing requirements through a user interview
- Get Gemini and Codex to review a plan
- Resume planning from files already created

## Example prompts
- Create an implementation plan from `@planning/my-feature-spec.md`.
- Research the codebase, then plan the work described in `@planning/my-feature-spec.md`.
- Resume planning from `@planning/my-feature-spec.md`.

# Gepetto

Orchestrates a multi-step planning process: Research → Interview → Spec Synthesis → Plan → External Review → Sections

## CRITICAL: First Actions

**BEFORE anything else**, do these in order:

### 1. Print Intro

Print intro banner immediately:
```
═══════════════════════════════════════════════════════════════
GEPETTO: AI-Assisted Implementation Planning
═══════════════════════════════════════════════════════════════
Research → Interview → Spec Synthesis → Plan → External Review → Sections
Note: GEPETTO will write many .md files to the planning directory you pass it
```

### 2. Validate Spec File Input

**Check if user provided @file at invocation AND it's a spec file (ends with `.md`).**

If NO @file was provided OR the path doesn't end with `.md`, output this and STOP:
```
═══════════════════════════════════════════════════════════════
GEPETTO: Spec File Required
═══════════════════════════════════════════════════════════════
This skill requires a markdown spec file path (must end with .md).
The planning directory is inferred from the spec file's parent directory.
To start a NEW plan:
  1. Create a markdown spec file describing what you want to build
  2. It can be as detailed or as vague as you like
  3. Place it in a directory where gepetto can save planning files
  4. Run: /gepetto @path/to/your-spec.md
To RESUME an existing plan:
  1. Run: /gepetto @path/to/your-spec.md
Example: /gepetto @planning/my-feature-spec.md
═══════════════════════════════════════════════════════════════
```
**Do not continue. Wait for user to re-invoke with a .md file path.**

### 3. Setup Planning Session

Determine session state by checking existing files:

1. Set `planning_dir` = parent directory of the spec file
2. Set `initial_file` = the spec file path
3. Scan for existing planning files:
   - `claude-research.md`
   - `claude-interview.md`
   - `claude-spec.md`
   - `claude-plan.md`
   - `claude-integration-notes.md`
   - `claude-ralph-loop-prompt.md`
   - `claude-ralphy-prd.md`
   - `reviews/` directory
   - `sections/` directory

4. Determine mode and resume point:

| Files Found | Mode | Resume From |
|-------------|------|-------------|
| None | new | Step 4 |
| research only | resume | Step 6 (interview) |
| research + interview | resume | Step 8 (spec synthesis) |
