## What it does

The skill answers one question: are we ready to advance? It walks the target phase checklist — required artifacts, quality standards, blockers — and returns a verdict plus the list of what is missing.

Stages run in order: Concept, Systems Design, Technical Setup, Pre-Production, Production, Polish, Release. With no argument the skill detects the current stage and confirms with you through `AskUserQuestion`; that step is not skipped. Name a phase to skip detection: `/gate-check production`. The `--review full|lean|solo` flag overrides `review_mode` from config.

In `solo` mode the director subagents are skipped and only artifact existence is checked. `lean` still runs them. `qa.level` drives test enforcement: at `minimal` test items are not required, yet the build and launch checks stay — a build nobody launched comes back NOT ASSESSED. On a passing gate the stage is written to both `project.yaml` and `production/stage.txt`.

This is not the diagnostic skill. `/project-stage-detect` tells you where you are; gate-check rules on whether you may move, and it is a deliberate human checkpoint rather than something that auto-runs.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill gate-check -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/gate-check/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/gate-check/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill gate-check -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/gate-check/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill gate-check -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/gate-check/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install Donchitos/Claude-Code-Game-Studios gate-check
```

2. **Manually: put the files in place**
- File: `.github/skills/gate-check/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill gate-check -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/Donchitos/Claude-Code-Game-Studios --path .claude/skills/gate-check
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/gate-check/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add Donchitos/Claude-Code-Game-Studios --skill gate-check -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/Donchitos/Claude-Code-Game-Studios/tree/HEAD/.claude/skills/gate-check/SKILL.md

## When to use it
- decide whether Pre-Production can hand off to Production
- collect the blocker list before a release
- confirm every required artifact for the phase exists
- record the stage change in `project.yaml` and `production/stage.txt`
- separate stage diagnostics from a go/no-go decision

## Example prompts
- /gate-check production
- /gate-check --review full
- Check whether we're ready to move to the polish stage

# Phase Gate Validation

This skill validates whether the project is ready to advance to the next development
phase. It checks for required artifacts, quality standards, and blockers.

**Distinct from `/project-stage-detect`**: That skill is diagnostic ("where are we?").
This skill is prescriptive ("are we ready to advance?" with a formal verdict).

## Production Stages (7)

The project progresses through these stages:

1. **Concept** — Brainstorming, game concept document
2. **Systems Design** — Mapping systems, writing GDDs
3. **Technical Setup** — Engine config, architecture decisions
4. **Pre-Production** — Prototyping, vertical slice validation
5. **Production** — Feature development (Epic/Feature/Task tracking active)
6. **Polish** — Performance, playtesting, bug fixing
7. **Release** — Launch prep, certification

**When a gate passes** (or the user explicitly accepts a CONCERNS verdict's risks — Section 6), update the stage in both `project.yaml` (set `project.stage: <new-stage>`) AND write the new stage name to `production/stage.txt` (single line, e.g. `Production`). Dual-write keeps backward compatibility with hooks that haven't migrated yet. This updates the status line immediately.

---

## 1. Parse Arguments

**Target phase:** `$ARGUMENTS` with any `--review <mode>` pair removed (blank = auto-detect current stage, then validate next transition). `/gate-check --review full` names no phase.
