# subagent-driven-development

Runs a written implementation plan by dispatching a fresh subagent for each task, then reviewing it twice: spec compliance first, code quality second.

## What it does

The skill takes a written implementation plan, extracts every task and puts them into TodoWrite. Then the loop starts. For each task the coordinator dispatches an implementer subagent with the task text, baseline refs, a checkpoint and explicit non-goals. The subagent works in isolated context and never inherits your session history, so you build exactly what it needs.

After the implementer reports DONE, a spec compliance reviewer runs, gaps get fixed and the review repeats. Only then comes the code quality reviewer, again with fixes and re-review. The coordinator owns Git by default: staging, commits, branches and worktrees. Implementers and reviewers edit, verify and report, but they do not touch Git lifecycle state. Before the first repo write, the coordinator records `TaskStartSnapshot`.

Context travels as a `SubagentContextPacket` rather than a pasted transcript: task, goal and stop condition, known facts, unknowns, unsafe assumptions, must-read excerpts. Full chat logs and unbounded logs stay out. The skill is meant for the current session; for cross-session execution it points to executing-plans. Pick the model per role — fast for mechanical work, standard for integration, most capable for architecture and review.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add GanyuanRan/Aegis --skill subagent-driven-development -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/subagent-driven-development/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/subagent-driven-development/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add GanyuanRan/Aegis --skill subagent-driven-development -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/subagent-driven-development/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add GanyuanRan/Aegis --skill subagent-driven-development -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/subagent-driven-development/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install GanyuanRan/Aegis subagent-driven-development
```

2. **Manually: put the files in place**
- File: `.github/skills/subagent-driven-development/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add GanyuanRan/Aegis --skill subagent-driven-development -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/GanyuanRan/Aegis --path skills/subagent-driven-development
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/subagent-driven-development/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add GanyuanRan/Aegis --skill subagent-driven-development -a opencode
```

## When to use it
- execute a plan of independent tasks without burning session context
- check each task against the spec before moving to the next one
- keep spec compliance and code quality as separate review stages
- hold commits and branches with a single coordinator
- hand a subagent only the context it needs instead of the whole chat

## Example prompts
- Read the plan in `docs/plan.md`, extract the tasks into TodoWrite and run them with subagent-driven-development
- That task is done — dispatch the spec compliance reviewer, then the code quality reviewer
- The implementer came back BLOCKED: assess the blocker and re-dispatch

# Execute

→ Have an implementation plan with independent tasks? → **Fresh subagent per task + two-stage review.**
  1. Read plan, extract all tasks, create TodoWrite
  2. Per task: dispatch implementer → answer questions → implementer completes
  3. Review stage 1 (spec compliance) → fix gaps → re-review until ✅
  4. Review stage 2 (code quality) → fix issues → re-review until ✅
  5. Coordinator verifies, commits the coherent task, updates checkpoint/drift → next task
→ All tasks done: final review → verification receipt; branch finishing only when needed.

# Subagent-Driven Development

Execute plan by dispatching fresh subagent per task, with two-stage review after each: spec compliance review first, then code quality review.

**Why subagents:** You delegate tasks to specialized agents with isolated context. By precisely crafting their instructions and context, you ensure they stay focused and succeed at their task. They should never inherit your session's context or history — you construct exactly what they need. This also preserves your own context for coordination work.

**Core principle:** Fresh subagent per task + two-stage review (spec then quality) = high quality, fast iteration

## When to Use

Use when you have a written implementation plan with mostly independent tasks and want to stay in the current session. For cross-session execution, use executing-plans instead.

## The Process

1. Read plan, extract all tasks with full text, create TodoWrite
2. Per task: dispatch implementer with task text + baseline refs + checkpoint + non-goals
3. Implementer completes → dispatch spec compliance reviewer → fix gaps → re-review until ✅
4. Dispatch code quality reviewer → fix issues → re-review until ✅
5. Coordinator runs fresh verification, stages only task-owned paths, commits the
