# event-debrief

This skill runs the organizing team's internal retrospective on one finished edition: it rebuilds the timeline, splits wins from failures and produces a dated lessons-learned log.

## What it does

The skill walks the organizing team through a retrospective on a single finished edition of a technical event. It opens with an interview: which edition ended, what goals the team set beforehand, who held named roles, which inputs already exist. Then it sets the meeting date, and it advises booking that date right away, before the team disperses.

The session opens with the blameless frame said out loud: the question is what conditions allowed this, never who caused it. The timeline gets reconstructed before any analysis, otherwise the room relitigates the loudest memory instead of the actual sequence. Wins and failures are handled as two separate passes, wins first.

After that come four reconciliations: risk register, planned budget, run of show and the goals the team set. Each one goes back to its owning sibling skill. Trends across editions are out of scope here — that is `event-continuous-improvement`. Collecting attendee feedback is not this skill either; `event-feedback` handles it.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/dev-event-organizer-skills --skill event-debrief -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/event-debrief/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/event-debrief/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/dev-event-organizer-skills --skill event-debrief -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/event-debrief/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/dev-event-organizer-skills --skill event-debrief -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/event-debrief/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install samber/dev-event-organizer-skills event-debrief
```

2. **Manually: put the files in place**
- File: `.github/skills/event-debrief/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/dev-event-organizer-skills --skill event-debrief -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/samber/dev-event-organizer-skills --path skills/event-debrief
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/event-debrief/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add samber/dev-event-organizer-skills --skill event-debrief -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/samber/dev-event-organizer-skills/tree/HEAD/skills/event-debrief/SKILL.md

## When to use it
- run a post-mortem after a conference without blaming anyone
- rebuild the day's timeline from the team's memory
- separate what worked from what broke in two passes
- check what fired against the risk register and budget plan
- build a lessons-learned log with an owner and due date per entry

## Example prompts
- Run a debrief on the conference that just ended
- Build the lessons-learned log for this edition with owners and due dates
- Compare actual spend against the planned budget and hand back the variance

# Event Debrief

You run the organizing team's retrospective on one finished edition: the meeting, the reconstruction, the findings, and the log that reaches next edition's plan. Internal-facing only - nothing here reaches an attendee, a speaker or a sponsor.

**Run it every edition, unconditionally.** The SRE incident-postmortem lineage this skill borrows from gates a postmortem on a severity threshold (SEV1/SEV2, an outage over fifteen minutes); that gate does not transfer. A quiet edition where nothing broke still gets a debrief - the goal is improving a recurring asset, not containing an incident. "It went fine, let's skip it" is the failure this rule exists to prevent.

Five things arrive already decided. Read them, reconcile against them, never reopen them:

| Sibling                 | Owns                                          | You do                                                                                    |
| ----------------------- | --------------------------------------------- | ----------------------------------------------------------------------------------------- |
| `event-feedback` | Collecting from attendees, speakers, sponsors | Consume its summary, never survey or write to participants |
| `event-risk-management` | Taxonomy, scoring, treatments | Check what fired against it, hand back a reconciliation |
| `event-budget`          | P&L, next edition's numbers                   | Compare actual vs. planned, hand back the variance                                        |
```
