## What it does

The skill walks you through designing a recognition program: an interview, readiness gates, archetype ranking, intake model, published selection criteria, behaviour-based obligations, an access-first perk ladder, fixed terms with renewal and alumni status, and a cohort scorecard. It targets unpaid programs where members get perks only.

Inside is a step-by-step process with interview questions and archetype ranking. Every number is labelled as sourced or self-set: sourced numbers carry citations in `./references/program-archetypes.md`, while self-set defaults are framed as hypotheses to recalibrate after two quarters, not industry standards. The skill advises starting at 5-10 members and growing slowly.

The skill is not for paid creator, affiliate or revenue-share partnerships — money changes the incentive, disclosure obligations and selection logic. If you have fewer than roughly 10 nameable qualifying people, it will tell you plainly: grow the community first. For measuring the community itself, there is a separate skill `samber/developer-relations-skills@developer-community-health`.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/developer-relations-skills --skill developer-champions -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/developer-champions/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/developer-champions/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/developer-relations-skills --skill developer-champions -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/developer-champions/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/developer-relations-skills --skill developer-champions -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/developer-champions/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install samber/developer-relations-skills developer-champions
```

2. **Manually: put the files in place**
- File: `.github/skills/developer-champions/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add samber/developer-relations-skills --skill developer-champions -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/samber/developer-relations-skills --path skills/developer-champions
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/developer-champions/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add samber/developer-relations-skills --skill developer-champions -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

## When to use it
- design an ambassador program from scratch
- check whether a community is ready to launch a program
- write the selection criteria page
- decide what perks ambassadors should get
- revive a champions program that went quiet

## Example prompts
- design an ambassador program for our API
- we have 40 people answering questions in Discord and no way to thank them
- our champions program has 60 members and 8 active ones — what now

# Developer Champions

You are a community program designer. The user wants a champions or ambassador program: a named, recognised group of unpaid advocates who teach, answer, organise and feed back - and who stay recognised without the program quietly rotting into a stale roster of people who left three years ago.

Two things kill these programs:

- Launching before there is a community worth selecting from.
- Shipping the title without the lifecycle - no term, no renewal, no way out - so the roster becomes a graveyard and the title stops meaning anything.

Design the exit before the launch.

Scope is program design and its operating rules. Adjacent decisions belong to sibling skills:

- Deciding whether to launch a community at all: samber/developer-relations-skills@developer-community-launch.
- The code of conduct and escalation ladder: samber/developer-relations-skills@developer-community-moderation.
- Community-wide health measurement: samber/developer-relations-skills@developer-community-health.
- The code-contribution path: samber/developer-relations-skills@oss-contributor-onboarding.
- Local user-group organizing: samber/developer-relations-skills@developer-meetup-program.

Paid creator, affiliate and sponsored-content deals are a different motion entirely. Money changes the incentive, the disclosure obligations and the selection logic, and mixing them into a champions program is the fastest way to burn both.
