# agent-startup-and-context-ingestion

A skill for anyone writing an agent's startup files: it covers the four failure modes of startup context and how a seat picks up its role and current operating mode.

## What it does

This skill is about how an agent becomes useful after launch. It maps the startup surfaces: `AGENTS.md` overlays, role files, skills, rig specs, workflow specs, startup checklists and refocus messages. One section makes the point that startup files are address maps, not universal reading mandates — they should point at canonical sources rather than try to be one.

The four failure modes get their own treatment. A new agent starts from an old rig spec and misses the current operating mode. Guidance lands in a file that future agents read while running sessions never hear about it. A startup file turns into a dumping ground and loses its map role. An orchestrator passes implementation instructions along without preserving product intent. That last one has a practical consequence: an edit is not evidence that a running seat adopted it, so adoption needs an authorized refresh or observation at the next launch.

For task-scoped startup the skill suggests running `rig whoami --json` first, then resolving `project.yaml -> mission.yaml -> active slice.yaml -> selected component or wave map -> addressed context`. The lookup and precedence rule lives in `docs/reference/product-journey-sdlc.md#resolve-the-selected-path`. Skills in your profile are capabilities, not a mandatory reading list. Test the behaviour in a disposable fresh session by watching the actual reads and the next action, and don't clear a live seat just to check prose.

## Install

### Claude Code (native platform)

1. **Skills CLI (Vercel)**
```bash
npx skills add mvschwarz/openrig --skill agent-startup-and-context-ingestion -a claude-code
```

2. **Manually: put the files in place**
- File: `~/.claude/skills/agent-startup-and-context-ingestion/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/agent-startup-and-context-ingestion/

### Codex

1. **Skills CLI (Vercel)**
```bash
npx skills add mvschwarz/openrig --skill agent-startup-and-context-ingestion -a codex
```

2. **Manually: put the files in place**
- File: `.agents/skills/agent-startup-and-context-ingestion/SKILL.md` — For all projects use ~/.agents/skills/

### Cursor

1. **Skills CLI (Vercel)**
```bash
npx skills add mvschwarz/openrig --skill agent-startup-and-context-ingestion -a cursor
```

2. **Manually: put the files in place**
- File: `.cursor/skills/agent-startup-and-context-ingestion/SKILL.md` — Cursor also reads .agents/skills/ and .claude/skills/

### GitHub Copilot

1. **GitHub CLI**
```bash
gh skill install mvschwarz/openrig agent-startup-and-context-ingestion
```

2. **Manually: put the files in place**
- File: `.github/skills/agent-startup-and-context-ingestion/SKILL.md`

### Gemini CLI

1. **Skills CLI (Vercel)**
```bash
npx skills add mvschwarz/openrig --skill agent-startup-and-context-ingestion -a gemini-cli
```

2. **Platform CLI**
```bash
gemini skills install https://github.com/mvschwarz/openrig --path skills/_canonical/core/agent-startup-and-context-ingestion
```

### Windsurf (Devin Desktop)

**Manually: put the files in place**
- File: `.devin/skills/agent-startup-and-context-ingestion/SKILL.md` — The legacy .windsurf/skills/ path still works

### OpenCode

**Skills CLI (Vercel)**
```bash
npx skills add mvschwarz/openrig --skill agent-startup-and-context-ingestion -a opencode
```

### Claude.ai

**Claude.ai**
- Zip the folder and upload it in Settings → Capabilities → Skills

## When to use it
- author startup files for a new agent: role, operating mode, boundaries
- audit whether running agents got current guidance, not just old files
- separate startup-file content from reusable skill content
- design orchestrator-to-next-agent context transmission
- spot a startup file that became a dumping ground instead of a source map

## Example prompts
- Audit my `AGENTS.md` and `startup/context.md` against the four failure modes in the agent-startup-and-context-ingestion skill
- Use agent-startup-and-context-ingestion to check whether my startup files mix identity content with reusable SOPs
- Design orchestrator-to-next-agent context transmission with agent-startup-and-context-ingestion, keeping product intent intact

# Agent Startup and Context Ingestion

How an agent becomes useful after launch: **AGENTS.md overlays, role
files, skills, rig specs, workflow specs, startup checklists, refocus
messages**, and the current `rig context` retrieval and profile surface.

It is the current concrete startup path inside the broader
context-engineering-and-retrieval primitive. Startup gets a seat into
the right initial shape; context engineering is the larger question of
how a seat gets the right context for the work it is doing right now.

**Most coordination failures are not tool failures; they are context
failures.** Agents need to know their role, operating mode, coordination
convention, boundaries, and current product intent. If startup context
is scattered or stale, agents execute the wrong thing very efficiently.
