## What it does

The skill walks the agent through an interview first, then derives a commission ceiling from margin instead of copying a competitor's rate. For ecommerce that means gross margin minus variable costs and expected returns down to contribution margin; for SaaS, commission sits inside CAC alongside LTV:CAC and payback targets. The worked math lives in `references/rate-derivation.md`.

Then it picks the rate model — percentage of order, flat CPA or hybrid — and splits rates by partner type. Content and creator partners bring more incremental traffic, while coupon and cashback sites often take last-click credit for demand someone else created. Controls apply in this order: new-customer gate, rate cap, shorter attribution window, exclusive codes. If tracking has no new-customer flag, the gate drops off the menu and the rate cap moves to first.

Tiers are a bad launch move: with no sales history there is nowhere to put a breakpoint. Attribution window, validation period, payment terms, minimum threshold and clawback are set separately. The skill does not draft contract terms, audit payouts or handle fraud rules — those are other skills. It also does not cover end-customer referral rewards; that is `referral-incentive-design`.

```
2. **Manually: put the files in place**
- File: `~/.claude/skills/affiliate-commission-structure/SKILL.md` — Copy the whole skill folder; for one project use .claude/skills/affiliate-commission-structure/
### Codex
1. **Skills CLI (Vercel)**
```bash
npx skills add mbfinotti/partnerships-skills --skill affiliate-commission-structure -a codex
```
2. **Manually: put the files in place**
- File: `.agents/skills/affiliate-commission-structure/SKILL.md` — For all projects use ~/.agents/skills/
## When to use it
- derive a commission ceiling from margin instead of copying a competitor
- choose between revenue share, flat CPA and hybrid
- split rates by partner type using incrementality
- decide how long recurring commission runs and where it caps
- set attribution window, validation, clawback and payment terms
## Example prompts
- work out our commission ceiling for the B2B SaaS plan using margin and churn
- what rates should content sites and coupon sites get
- help me migrate from the old rate card without losing partners
description: Design the commission and payout structure of a commission-based affiliate program: rate model (revenue share, flat CPA, hybrid), rate level derived from unit economics, payout tiers, recurring duration and caps, attribution/cookie window, validation, clawback, and payment terms. Covers B2B SaaS and B2C ecommerce programs with professional affiliates. Use whenever the user mentions an affiliate commission rate, commission tiers, lifetime vs 12-month recurring commission, a cookie window, or a rate-card migration, even if they only ask how much to pay affiliates. Do NOT use for end-customer refer-a-friend rewards - use mbfinotti/partnerships-skills@referral-incentive-design instead. Terms drafting, payout auditing, and fraud rules are separate skills.
# Affiliate Commission Structure
Design the commission and payout structure of an affiliate program: rate model, rate level, tiers, recurring duration, attribution window, and validation/clawback/payment terms.
No named, proprietary framework exists for this discipline. Robert Glazer's _Performance Partnerships_ (2017) and Geno Prussakov's _Affiliate Program Management: An Hour a Day_ (2011) teach doctrine and process, not a branded algorithm. Prussakov's "5/80 rule" (5% of affiliates drive 80% of the work) is the one real, attributable coinage.
What exists instead is a convergent craft, taught in near-identical form across the industry:
- Derive a ceiling from unit economics.
- Set the headline rate below it.
- Differentiate by partner type and incrementality.
- Protect with validation and clawback.
- Reward top performers with tiers.
That derivation is this skill's spine - compute the rate from margin, never copy it from a benchmark.
## Interview
Run these rules before designing anything:
- One question per message.
- Offer multiple-choice answers when possible.
- Skip any question the user already answered.
- B2B SaaS or B2C ecommerce? Subscription or one-time purchase?
