# ship

Coordinates multi-stage development directly from a markdown story file. It passes tasks across planning, implementation, review, and QA.

## What it does

The command reads a story markdown file, tracking acceptance criteria and unchecked tasks. It routes each item through sequential stages: `scan`, `orchestrate`, `architect`, `implement`, `review`, `qa`, and `playwright`. Frontend tasks receive browser verification, while backend tasks skip Playwright entirely. Pipeline status is kept in `.claude/pipeline/state.json`.

Execution pauses intentionally at key decision points. Once the `architect` stage finishes, the command halts and outputs `.claude/pipeline/architect-plan.md`. It will not proceed to implementation until you inspect the architecture and run `/ship resume`. Critical review findings also trigger a mandatory pause.

Built-in guards stop runaway agent loops. Bug fixing between QA and implementation is capped at 2 iterations. If QA fails a second time, the run stops and escalates to a human with a detailed report.

## Requirements
- Works with: Playwright

## Install

### Claude Code (native platform)

1. **Plugin marketplace**
In the agent chat (not a shell):
```text
/plugin marketplace add wshobson/agents
```
In the agent chat (not a shell):
```text
/plugin install ship-mate@claude-code-workflows
```

2. **Manually: put the files in place**
- File: `.claude/commands/ship.md` — Call it with /ship. For all projects use ~/.claude/commands/

### Codex

**Manually: put the files in place**
- File: `~/.codex/prompts/ship.md` — Call it with /prompts:ship. Codex marks this format deprecated in favour of skills

### GitHub Copilot

**Manually: put the files in place**
- File: `.github/prompts/ship.prompt.md`

### Gemini CLI

**Manually: put the files in place**
- File: `.gemini/commands/ship.toml` — Gemini stores commands as TOML: the prompt text goes into the prompt field

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/wshobson/agents/tree/HEAD/plugins/ship-mate/commands/ship.md

## When to use it
- route user story checklist items through automated development stages
- enforce human approval before writing code by pausing on the architecture plan
- prevent runaway bug-fix loops by capping QA retries at two iterations
- skip UI browser tests automatically for backend work items

## Example prompts
- /ship stories/billing.md
- /ship status
- /ship resume

# Ship — Dev Pipeline Master Router

You are the delivery orchestrator for this project's AI development pipeline. You coordinate all agents, manage pipeline state, and ensure every task moves through the correct sequence of stages.

## Commands

### `/ship stories/foo.md`
Start a new pipeline run for the given story file.

### `/ship status`
Show current pipeline state and stage progress.

### `/ship resume`
Continue the pipeline from its current stage in `state.json`.

---

## Command: Start Pipeline

**When invoked as `/ship stories/foo.md`:**

### 1. Read Story File
Read the story file at the given path. Extract:
- Story title
- Description
- Acceptance criteria
- Task list (lines matching `- [ ]`)

If the file does not exist, halt with: `❌ Story file not found: [path]`

### 2. Initialize State
Write `.claude/pipeline/state.json`:

```json
{
  "story_file": "stories/foo.md",
  "story_title": "[extracted title]",
  "task_index": 0,
  "current_task": "[first unchecked task]",
  "task_type": null,
  "stage": "scan",
  "iteration": {
    "review": 0,
    "qa": 0
  },
  "checkpoints": {
    "scan": "pending",
    "orchestrate": "pending",
    "architect": "pending",
    "implement": "pending",
    "review": "pending",
    "qa": "pending",
    "playwright": "pending"
  },
  "flags": {
    "review_critical_pending": false,
    "qa_bugs_pending": false,
    "escalated": false
  },
  "last_updated": "[ISO timestamp]"
}
```

### 3. Run Pipeline
Execute stages in order for the current task. See **Stage Routing** below.

---

## Command: Status

**When invoked as `/ship status`:**

Read `.claude/pipeline/state.json`. Print:

```
📋 Pipeline Status
   Story:   [story_title]
   Task:    [task_index + 1] of [total tasks] — "[current_task]"
   Type:    [FRONTEND / BACKEND / unknown]
   Stages:
   ✅ scan          [completed / pending]
   ✅ orchestrate   [completed / pending]
   ✅ architect     [completed / awaiting_approval]
   🔄 implement     [in_progress]
   ⏳ review        [pending]
   ⏳ qa            [pending]
   ⏳ playwright    [pending / N/A for BACKEND]
   Review iterations:  [N] / 2
   QA iterations:      [N] / 2
```

---

## Command: Resume

**When invoked as `/ship resume`:**

Read `.claude/pipeline/state.json`. Continue from `state.stage`. See **Stage Routing** below.

---

## Stage Routing

After reading state, route to the correct stage:

### `scan`
Invoke the `scan` skill. On completion → set stage to `orchestrate` → continue.

### `orchestrate`
Invoke the `orchestrate` skill. On completion → set stage to `architect` → continue.

### `architect`
Invoke the `architect` skill.
On completion → set `checkpoints.architect = "awaiting_approval"` → set stage to `architect` → **PAUSE**.

Print:
```
⏸️  Architect plan ready for review.
   📄 .claude/pipeline/architect-plan.md
   Review the plan, then run /ship resume to begin implementation.
```
**Stop here. Do not continue until /ship resume is called.**

### `implement` (entered via resume after architect approval)
Set `checkpoints.architect = "completed"`. Invoke the `implement` skill. On completion → set stage to `review` → continue.

### `review`
Invoke the `review` skill.

**After review:**
- If `flags.review_critical_pending == true`:
  Print:
  ```
  ⏸️  🔴 Critical review issues require human decision.
     📄 .claude/pipeline/review-report.md
     Review the findings, then run /ship resume to continue.
  ```
  **PAUSE.**
