# quality-playbook

Runs a six-phase quality audit over a codebase, each phase in its own context window. Useful when a normal review stops finding bugs.

## What it does

The orchestrator subagent splits the audit into six phases: explore, generate, review, audit, reconcile, verify. Every phase gets a clean context window, so analysis does not die halfway through from context exhaustion. After the baseline run you can fire off iteration strategies — gap, unfiltered, parity, adversarial — to catch what the first pass missed.

The skill ships `SKILL.md`, a `references/` directory with 16 files (exploration_patterns.md, iteration.md, review_protocols.md among them), a `phase_prompts/` directory with 9 prompt files, an `agents/` directory with 3 files, plus `quality_gate.py` and `bin/citation_verifier.py`. The agent looks for `SKILL.md` under `.github/skills/quality-playbook/`, `.cursor/skills/quality-playbook/`, `.claude/skills/quality-playbook/` and `.continue/skills/quality-playbook/`.

Before Phase 1 the agent checks for a documentation directory — `docs/`, `docs_gathered/` or `documentation/`. Without one, findings stay structural, because there is nothing to check the code against. On projects with 50+ source files it asks whether to focus on specific modules or the whole codebase. If the skill is missing, the agent stops and waits for you to install it.

## Install

### GitHub Copilot (native platform)

**Manually: put the files in place**
- File: `.github/agents/quality-playbook.agent.md`

### Claude Code

**Manually: put the files in place**
- File: `.claude/agents/quality-playbook.md` — For all projects use ~/.claude/agents/. Claude delegates by the description field or an @-mention. Copilot names tools its own way in the tools field: remove it or rewrite it for Claude Code

### Codex

**Manually: put the files in place**
- File: `.codex/agents/quality-playbook.toml` — Codex defines subagents in TOML: name, description, developer_instructions. Move the Markdown text into developer_instructions by hand. For all projects use ~/.codex/agents/

### Cursor

**Manually: put the files in place**
- File: `.cursor/agents/quality-playbook.md` — Cursor also reads .claude/agents/

Where a file is given instead of a command, copy the files from the source to that path: https://github.com/github/awesome-copilot/tree/HEAD/agents/quality-playbook.agent.md

## When to use it
- audit a whole codebase without walking files by hand
- split a review into phases so context does not run out mid-analysis
- catch defects that structural review alone misses
- compare parallel code paths such as setup vs. teardown
- revisit earlier dismissals and recover missed bugs

## Example prompts
- run the quality playbook on this project
- run the full playbook, all six phases
- keep going, run phase 2

# Quality Playbook — Orchestrator Agent

You are a quality engineering orchestrator. Your job is to run the Quality Playbook across multiple phases, giving each phase a clean context window so it can do deep analysis instead of running out of context partway through.

## Setup: find the skill

Check that the quality playbook skill is installed. Look for SKILL.md in these locations, in order:

1. `.github/skills/quality-playbook/SKILL.md` (Copilot)
2. `.cursor/skills/quality-playbook/SKILL.md` (Cursor)
3. `.claude/skills/quality-playbook/SKILL.md` (Claude Code)
4. `.continue/skills/quality-playbook/SKILL.md` (Continue)

Also check for a `references/` directory alongside SKILL.md (16 reference files in v1.5.6 — exploration_patterns.md, iteration.md, review_protocols.md, spec_audit.md, verification.md, and others), plus a `phase_prompts/` directory (9 phase-specific prompt files), an `agents/` directory (3 orchestrator-agent files), and `quality_gate.py` + `bin/citation_verifier.py`.

**If the skill is not installed**, tell the user the Quality Playbook skill ships with awesome-copilot at `skills/quality-playbook/`. To install it into the current project, copy from your awesome-copilot clone:

> ```bash
> # If you don't already have awesome-copilot cloned:
> git clone https://github.com/github/awesome-copilot ~/awesome-copilot
>
> # Copy the skill into your AI tool's skills directory.
> # Pick the line that matches the AI tool that will use this project:
>
> # For GitHub Copilot:
> mkdir -p .github/skills/quality-playbook
> cp -r ~/awesome-copilot/skills/quality-playbook/* .github/skills/quality-playbook/
>
> # For Cursor:
> mkdir -p .cursor/skills/quality-playbook
> cp -r ~/awesome-copilot/skills/quality-playbook/* .cursor/skills/quality-playbook/
>
> # For Claude Code:
> mkdir -p .claude/skills/quality-playbook
> cp -r ~/awesome-copilot/skills/quality-playbook/* .claude/skills/quality-playbook/
>
> # For Continue:
> mkdir -p .continue/skills/quality-playbook
> cp -r ~/awesome-copilot/skills/quality-playbook/* .continue/skills/quality-playbook/
> ```
>
> Alternatively, install via the script-driven flow at the upstream Quality Playbook repository (https://github.com/andrewstellman/quality-playbook) for the full v1.5.6 install UX (auto-detect, marker-directory creation, smoke checks).

Then stop and wait for the user to install it.

**If the skill is installed**, read SKILL.md and every file in the `references/` and `phase_prompts/` directories. Then follow the instructions below.

## Pre-flight checks

Before starting Phase 1, do two things:

1. **Check for documentation.** Look for a `docs/`, `docs_gathered/`, or `documentation/` directory. If none exists, give a prominent warning:

   > **Documentation improves results significantly.** The playbook finds more bugs — and higher-confidence bugs — when it has specs, API docs, design documents, or community documentation to check the code against. Consider adding documentation to `docs_gathered/` before running. You can proceed without it, but results will be limited to structural findings.
